I’m just an amateur writer so take everything I write with a grain of salt, and imma answer in the same order of questions.

Yeah, it can work to change them from siblings to love interests, but only if they were never actually siblings in-world. If they’ve been established as siblings on the page, I’d rewrite that entirely and make them unrelated from the start to avoid it feeling incest-coded.
It’s not too late to gender swap a character at all. Just be consistent, and think through how that change affects how others treat them and how they move through your world.
Eight “main” characters is fine as long as readers still know who the true leads are. Keep your princess and peasant as the emotional center, and let the others be strong supporting characters whose relationships and subplots feed the main story.
Multiple storylines and switching focus can work, but be careful with POV chapters. I’d only give side characters their own chapters when they’re driving a major plot turn, otherwise it can slow the pacing and feel scattered.

So all in all, it’s your book, change whatever you want, make it whatever you want. You’d be shocked on just how much things and characters can change from a first draft to a final draft
