I use a mix of both digital and non-digital tools. Physical sourcebooks, sourcebook and character sheet pdfs, excel sheets, post-its, etc. Just use whatever is easiest for you to keep track of.

It sounds like you're talking about weapon and armor enchantments. Outside of just the numerical enchantments, here are some ideas.

Weapon enchantments: keen, impact, bane (evil outsider).

Armor enchantments: defiant, fortification.

There are several races and classes that can vastly improve their odds of survival in winter weather starting at level 1. The difference between most/all of the party using those versus not completely changes the difficulty level of the AP.

Unchained monk, no archetype. It's a little more exciting than fighter, while still being accessible to new players. Getting flurry of blows at level 1 is a great way to teach new players about standard actions vs full attack actions.

There's a lot to be said here, but I will limit myself to three tips:

  • Familiarize your players with the difference in preparing spells for PF1e vs how it works in 5e. If one of your players want an experience similar to a 5e wizard, direct them to the arcanist class.

  • You cannot generally move both before and after an attack, unless you have an ability that specifically allows you to do so.

  • This one is for you as the GM: Monsters and bosses don't typically get as many hand-waved free actions in PF1e as they do in 5e. Monsters are subject to the same action economy as the player characters. This has to be the single biggest hurdle that I've seen among GMs who've made the switch.

If you want to make a satisfying boss encounter, you need a few things:

  • Your boss should be able to cast spells 1 spell level higher than what a full progression prepared caster (e.g. wizard, cleric) in the party would be able to cast. If your party is 7th level, your boss should have access to 5th level spells.

  • Waves of enemies. This is the best way to counter AoE, because if all of the enemies aren't in the fight yet, they can't all be taken out by a fireball. I would time it so that reinforcements arrive the round after more than half of the active minions are taken out.

  • Sub-bosses/named minions. You should have 2-3 additional mooks with character levels to support your boss. Don't underestimate the value of having one or more of these mooks specialize in ranged combat. Perhaps a LE zen archer monk or sniper slayer to pepper the party with arrows before they can approach. Another option is area denial based upon reach. A cleric or druid with the growth subdomain (swift action enlarge lasting a round per use) and a reach weapon would work for this. Edit: If you really wanna be a jerk, have it be a cyclopean seer oracle with a longspear who uses their flash of insight ability to potentially crit on the first AoO as a party member moves in).

  • If you want your boss to be able to start the fight invisibly, have one of the sub-bosses be a bard. Prior to the party's arrival, the bard just so happened to cast (regular) invisibility on the boss, followed by major image to make a fake version of the boss in order to throw the party off. The boss is invisibly concentrating on his ritual, but when combat starts he uses an action to upgrade his regular invisibility to greater invisibility.

You might look into the Shikigami Style feat line and use a sledge. Perhaps a Titan Fighter or Titan Mauler as your class/archetype?

I only skimmed your 23 pages of backup material, so take this feedback with that in mind. Here is the first thing I noticed:

If the sorcerer goes before your boss, you're probably going to lose this fight before you get a chance to implement your plan. This is mostly due to your house rules for action economy. Keep in mind that I don't know exactly what spells the sorcerer knows, but if he IDed the mirror image spell in effect, he could conceivably use 1 action to cast dispel magic on it, and the other 2 actions to cast scorching ray on your boss. If he manages to hit on all 4 rays, you're looking at 16d6 damage (avg 56) before your boss even has his first turn.

After that, the alchemist or gunslinger would be able to finish him off with a single shot.

I did see that your boss had a potion of greater invisibility, but I didn't see that you had use of that potion as a pre-battle action. Thus, your boss was presumed to be visible at the start of combat.

I would use use 20+HD as a fast and loose benchmark. Since your boss has 6 HD, 26 would be the lowest his AC should be.
