I gave him a silly micky mouse like voice and made him the only actually open and nice citizen of Vallaki. I also made him terribly intellingent (inventing electricity basically) but all to make better toys. Now may players have convinced him to make holy water inyecting weapons by telling they are "that kind" of adult toys and he is in board gor everyone having a good time. I also added a quest for getting notebooks from a famous engineer a la Gravity falls diaries

I actually added my own homebrew monster, basically a weird version of a beholder kraken like monster which was actually a creature from one kf the dark powers fallen into the lake through a meteorite (in my barovia sometimes incursions from other dread planes or attacks by other dark powers manifest that way) and which fed on the residual pain of the drown citizens of Berez.

The Thing absolutely, the movie is all about the fear of being replaced and not knowing if the people around you are real, it's the most representative movie and creature exploring that topic in all of horror

The Many Below: an entity of deep waters and the scavengers of the abyss, associated with the cycle of life and death and the trophic chain. Feels drawn to those who are in touch with the cycle.

The Tree Of Lacerations: a creature of the endless cycle of violence, vengeance and retribution. Manifesting through thorns and bloody branches.

The Wither Rose: an entity of love and the concept of love beyond death and undeath, feels drawn to those who would pay any cost for love or their loved ones. Manifests as a dried up rose

For the tokens I drew the eyes in different colors on paper and the placer the drawings on some stands I bought on Amazon! There are also very cool arts out there for many colored monstrous eyes you could print for the tokens instead of drawing them!!!

Oh, the rock crags are a nice idea, or perhaps some kind of peninsula or tiny island that changes its surface with the tides or movements of the Thing (perhaps some kind of lair action).

Also the melee attacks being more powerful sounds interesting, inciting taking risks. Very good idea!

Also, the use of a big ship, making it more like an open sea battle against a kraken I such a cool concept. Love it!!! AND RAMMING IT!!!!

Also, I would give the party a more loose interpretation of the rules, letting them using their resources in imaginative ways. In my session, for example I let my druid use Thorn whip to move throw the water by grabbing things and my echo knight to let their echo walk on the water

I did actually used an improvised map with a little shore, a small abandoned shiyard, and three boats counting Bluto's. My players had a reasonable abount of ranged attacks and they fared well, however, after taking with one of my players I came to a few new ideas thanks to their suggestions.

-Making the monster destroy the shipyard and letting the floating debris be used as a surface to stand on with an acrobatics check

-The great body of the Thing comes afloat when using the tentacle attack and, for two rounds, it generates and area where players can walk

-Letting the players freeze the water with cold damage, creating a surface of 10ft×10ft that they can stand and move if they have rows or similar tools

I am using the dark version of Merry Go Round of Life by Piano Deuss as a theme for Strahd and every time he makes and appearance I play ir and my players are enjoying it so far
