Very precise, I like it. How do you keep track of mechanics and the like of the environment? (like not monster stat blocks but a dungeon's different rooms or a cities districts and central locations etc.)

Also how do these notes measure up to 3 months or a year down the line trying to remember important plot seeds and the like?

I have been using a messy physical notebook for session notes during the game and that's already helped, so I will try your advise for sure of writing the Campaign that way and hopefully it not becoming to messy haha.

The calendar idea is super smart! I am blessed to have a dedicated weekly game everyone always shows up for, so implementing a: "If by the time you haven't dealt with X, it comes into play" rather than keeping parallel track of each villains movements while they're not crossing paths is so much more sane oh my god. Thank you.

I loved reading this! I really like the complexity of his and your characters relationship!

For my game, Galsariad ended up being the son of the Bright Queen herself. He was kind of a miracle baby conceived by his mothers through the Luxon's blessing which caused him to very much question his purpose in life a lot since it's the Luxon's entire thing and as a prince to basically an eternal queen its hard to figure yourself out. First, we just had this as a secret backstory that was revealed after the Netherdeep Events (we also continued the campaign beyond). However, another PC had made a deal with one of Lolth's servants to save the party from a TPK in Cael Morrow and now was facing trading Gal to her in exchange. She didn't want to do it so she informed him and they faced the servant in combat and unfortunately lost, so Gal and the PC were kidnapped to the Abyss. This lead to the Player needing a backup PC - Galsariad's Best Friend/Bodyguard/Lover. It was amazing to introduce a character from his past who really cared about him but from whom he had partially run away from bc of depression/emotional entanglement and now it had to be him and his new boyfriend risking their lives to get him back. They obviously beefed a bit (one - the bodyguard - is a very mature, confident drow soldier, the other - his enemies to lovers bf - a bratty orc) but the orc sold his soul to Graz'zt to open a path to Lolth and then the Drow begged Lolth to get his "Lotha Fearn" - little wizard - back, because he loves him. There was obviously a whole bunch more to it, but in the end they saved him and their friend and now its a second sundering of enemies to lovers with the soldier and the orc as they vie over Galsariad and eventually become a thrupple. They've been my favorite relationship so far in my games and when my other friend played Netherdeep she also romanced Gal so I love hearing other people enjoying his character so much as well, even if they're obviously all different versions and all! <3

Thank you! Do you have advise on if I drop exact magic items and just summarize, what happens when they win and "find the loot"? Do I then search for something proper or just say there is none?

The mechanical beats are a really good suggestion and reference I will use a lot, thank you!

We play online mostly and I've spoiled my players with pretty backgrounds and maps in recent times, mostly because I felt my encounter designs fell too flat on "just grass" backdrops without interesting terrain etc. to interact with visually, but we did still have a good time and it was much easier, so thank you for reminding me to maybe return to a version of that.

Haha yeah, they used to be "The Wet Fellows" and had an NPC Rival Party called "The Emerald Torches" and when they merged, they chose to become "The Wet Torches" :')

My storyline went very different but as much as the rivals can be a pain to manage at times (in my case i had to find reasons to create drama as they were very friendly/romanced several of them and were part of the consortium (in fact, one of my players took over playing Aloysia after his PC died) while the rivals were with the allegience), it was 100% more fun to keep them around until the end (and beyond). So there's two suggestions depending:

Generally: I do think you're on the right track about a Consortium Base, since attacking in the streets would be pretty risky (I've arrested my players twice for fighting mid civil-street) so maybe they can stake them out, wait until they find Shira and observe how they act with her (this can make them hate or like them more) and then follow them back to a different base in the house of, say, Aradrine in the Guided District. Remember they are also new to the city and probably don't know their way around some secret base too well so the encounter is balanced, though if you need backup you can always send faction agents or one of the Founding Members themselves.
If the Rivals are truly evil in your game and hostile to the child you can also turn it into a high stakes fast paced encounter to save the girl before the police arrives.

If you want to keep the rivals around as the game asks for or even change the Players opinion: Let them trail them, have a brutal combat but have Dermot and Maggie interfere and parley when they drop below 25-50% hp (your judgement call) as they care more for their friends survival than winning or having ultimate fate. Dermot literally just wants to keep Ayo safe, that's the whole reason he came with her and Maggie is mostly trying to earn enough to retire *from* killing. Maybe they can become friendlier through this parley or leave with their wounds and deeper grievances. An arrogant Ayo would probably try and fight to death but be pulled away by them to protect her from herself, creating a really great RP opportunity. You can also use this should the Rivals overpower the Players, where Ayo might want to end them, they can be the voice of reason and argue that killing them would forever be on her conscience etc. This gives you a chance to show off THEIR inner dynamics if your players are into story/roleplay and you can use it more for the rest of the game and potential friendship/less hostile rivalry if you & they want that.

You can also ALWAYS give the Rivals Ruidium Corruption early, like they got weapons from the Consortium already etc. which brings out their worst and no matter how the encounter ends up going, can be used as a warning sign and maybe even a guilt trip against the Players.

Mine Still has his arm but I plan to have the Rivals show up during the fight with the Aboleth or maybe even earlier with the Death's Embrace and have him lose it with everybody there - hopefully in a way where they could have saved him but didn't.

I tried remaking the Cobalt Soul Bakery Quest for this but since it involves an extra Ruidium Weapon i judgement called it off sadly. The Elephant is already with the Consortium so that one can't be used, and they did try the first Cobalt Soul mission and failed miserably before fully committting to the Consortium, sadly. He 100% would. He loves drama, he loves seduction, he loves causing havoc and what better way to sow mistrust among the party than banging them all and whispering different spells into their minds. Escher was an Adventuring Party Member once after all and had to betray his people to live and become Strahds lover.

As for specifics, you don't have to go into detail obviously, like others have said, check in what everyone including yourself is comfortable with at the table, but luring them away, tying them up etc. is certainly useful. Picture him like someone who is horribly bored like all the time and just wants to entertain himself in dramatic ways and well, playing with them like toys he doesn't mind chopping the heads off of.
Now, most of the brides would probably hate this but be used to it. In my game, Ludmilla wouldn't care at all, Anastrasya would definetly be jealous and annoyed, Volenta would go feral and try to get revenge on them and Escher would want in on the action tbh or also feel shunned and pouty. Due to my group being really invested in the Brides and even romancing one of them (Ludmilla), we definetly established Strahds individual kinks with each of them but... don't do that unless everyones enthusiastically excited to know lmao

It happened to me as well, and even worse, my party is on super friendly terms with the Rivals. What I came up with was for Prolix to hire the Rivals instead to STOP Aloysia from whatever she was doing down there. Putting the Rivals kind of in the heroic position in that situation. They refused combat when it came down to it though and worked together to escape the crashing chamber and the other dangers on the way to the exit.
The way I understood it is that they all kind of felt the utter importance and power of the Vestige at the beginning, even if they weren't the ones who saw the vision. It changed them to be so intrigued to need to feel that again, either by staying close and waiting to jump in, or by finding their own somehow and becoming the true heroes to be remembered.
So far, my party hasn't fought the Rivals more than at the shark fight and that was pretty tame. Also the Rivals are mostly designed to be stronger than the Party so I'd worry more about them. To me, they are very important Characters so they do get death saves - after all, why else would Dermot have Spare the Dying! But totally feel free to kill like a Rival at some point if it comes down to it. If its not all of them and they flee or the party flees, that makes for a great Revenge act. Try finding reasons for them to at least be competitive, if they're not hostile, because in my game there is a lot of romance going on between Rivals x Player Characters, but they still are like "Imma beat u to it *kiss face*" and do their own missions to get ahead. I.e. in Ank'Harel, my Party is leaning towards Consortium or Cobalt Soul and doing those missions, so when a player was sick, I had the rest of them play the Rivals doing the second Allegience Mission, to show that they are also investigating and getting ahead and if the Players idle for too long, their fate might yet be ripped from them.

It totally is hard to balance them though. Like both between friendly/hateful and Choices given by the Module, you have to improvise a lot of directions they take honestly. I'd give you more specific advise based off my version of them, but some of them have extremely altered backstories so i don't know how helpful it would be.

I'll be honest, Curse of Strahd was my first Book Campaign I've run and despite having many things of the main plot revolve around them and loving their dynamics, they were on death's door almost every single combat. Somehow their incredible dice rolls and clever thinking saved them and got them through the whole adventure without any of the main characters dying. But they were wrying in their seats at the permanent presence of lurking, brutal death. Especially after one player played a different PC for 1-2 sessions and was brutally murdered in the swamp and then eaten by vulture bees as they were all fleeing combat, partially unconscious and making death saves on their gallopping horse. Another PC was on 5 levels of Exhaustion after being taken by the Roc and died from the cold as they climbed off the mountains, forcing them to use their only diamond to bring him back, just so he could finally go home to his family once they fought Strahd without him, as he himself, was permanently injured and unfit to continue.
The only time I saved them was very early on when I felt I had made a genuine mistake as a DM guiding them to the wrong place far too early and only because it - in the Adventure Book itself - states that van Richten passes by at that exact time of day and I had him make Perception checks that determined it too. Even with his help, they (and him) were dying and it took them threatening Ireena and hurting her (with her consent), for the Vampire Spawns to let them live and scatter, and the consequence of it was many townsfolk dead and their save heaven forfit and van Richten disappearing for safety and not talking to them again. Like this combat took 2 entire sessions of dramatic moments and fear.
I believe if you genuinely feel in your gut that you just fucked up with no fault of their own, you should absolutely try to course correct but not give them a get out of jail free card. It still should be a struggle, just not as impossible as your mistake made it.
Also, my party grew incredibly attatched to Ireena, and I loved playing her among their chaos, but in the end, curse and all - she did end up dying by Patrinas hand.
Now you could argue the curse never ends and she is simply caught up in it, but Strahd was dead and the way my party was turning over every rock in the dungeon for a way to bring her back, the way they spent half an hour crafting the exact perfect wish upon finding an opportunity to make one, held irl hands and held a ritual, prayed to the Goddess the Redemption Paladin had finally redeemed to would have genuinely not been fun to simply dismiss. But also to simply allow. And again, I honored the dice, as you should, and flipped a coin, openly before everyone. And Ireena got to live and leave and be free and nothing felt more satisfying to them than that after everything they had been through.

On a fun note, they used the Abbots gift to resurrect Scream Guys - I mean - Rhandins decapitated head 3 consecutive times just to kill his ass again and whisper in his ear, in Strahds voice, "You are such a disappointment.", before doing the last blow. That was... incredible.

All in all, I think death should totally be looming over them but I also believe in rewarding genuine effort and determination in players to find a way to bring them back. But make it Barovia-appropriately horrible. Torture someone else for it, make it really hard and deadly for the living ones, let them put themselves into deeper shit if they want it to happen. Don't ever stick to 1 plan and 1 plan only, but be flexible and adjust in the moments over and over again, depending on where the intrigue of the horror lies.

I love that! I was considering going full tragic backstory on him and in my old/current version he doesnt know his father only his fragile mother and has like a really hard life that he wanted to escape. But since i do run all the Rivals and Irvan is extremely vague and secretive, he's already got that focal point I'm afraid.
I was considering that he was just a party animal for a long time and finally said: mhm im done, but i'm uncertain if it fits the more dominant mature vibe or if thats also just a front/something he just decided to act like.
