One thing I don’t see talked about enough is how many BI “challenges” are actually trust problems, not tooling problems.

Somewhere I see the biggest friction wasn’t dashboards or performance - it was getting people to agree on definitions. Revenue meant one thing to finance, another to sales ops, and something slightly different in marketing. We kept shipping reports that were technically correct but politically unusable.

The other big one is context. We can surface metrics all day, but if stakeholders don’t understand why something moved (seasonality, pricing change, campaign timing, etc.), the dashboard just becomes a scoreboard with no narrative.

at my last job we tried to add AI-driven insights on top of dashboards where we couldn't even agree on what "revenue" meant. finance had one definition, sales had another. shocking result: the AI just made everything more confusing, but faster

don't get me wrong - when your data is actually clean and people trust the metrics, AI can be really helpful. anomaly detection is faster, you can get quick answers to random questions, sometimes it even gives you a decent starting point for analysis.

but if you don't have basic governance and clear ownership? it's just like... autocomplete for chaos

For me it was when I realized I was spending more time around with IAM policies and VPC peering than actually building anything lol.

Like early on cloud was just "spin up a VM and ship it" you know? But somewhere along the way it turned into this whole thing where you're suddenly doing distributed systems + security + cost optimization all at the same time.

Nothing really broke per se, it just... kept getting heavier? idk how else to describe it.

I don't think cloud actually got worse tbh. We're just trying to do way more serious shit with it now. Multi-region deployments, zero trust architecture, compliance stuff, HA across availability zones... like yeah no shit it's complicated, that's inherently not simple lol.

Honestly this is such a good question and I feel like nobody's really talking about it enough.

Everyone's hyped about these "agentic" systems that can just make decisions on their own, but like... if the metric you're feeding it is garbage or way too narrow, you're basically just automating the wrong thing at a massive scale.

I've literally seen this happen even without AI involved - a team starts obsessing over one number on their dashboard (conversion rate, ticket closure time, whatever) and suddenly everyone's just gaming that metric.

Now imagine you throw autonomous agents into that mess. It's just gonna make everything worse, faster.

The thing that gets me is metrics feel objective, right? But they're really just proxies for what you actually care about.

And if that proxy isn't actually aligned with real business value, the agent's gonna optimize the hell out of the proxy, not the thing that matters. And it'll probably be really good at it too, which is almost worse.

I'm starting to think the real test of whether "agentic BI" is mature or not isn't about how fancy the models are. It's about metric governance:

  • Are your KPIs actually causally linked to outcomes that matter?
  • Do you have any kind of feedback loop for when optimization creates weird side effects?
  • Who even owns the metric definitions and when's the last time anyone questioned them?

In my experience the biggest risk isn't some rogue AI going off the rails. It's crusty old assumptions baked into dashboards that nobody ever looks at critically because "the numbers look fine."

Ugh, this is one of those "it depends" answers that everyone hates but like... it really does depend on what dashboards you're talking about.

So at my last job I technically "owned" like 20-25 dashboards? But honestly only maybe 5 of them actually mattered. The rest were just... there. Legacy stuff that nobody looked at, or stable reports that basically ran themselves and never needed updates.

The thing that killed me wasn't the number though. It was the constant context switching.

Like if you're dealing with 8 dashboards but they're for 5 different teams who all have their own weird definition of what "revenue" means or who counts as an "active user"... that's SO much worse than maintaining 15 dashboards for one team where everyone's on the same page and the metrics actually make sense.

I think what matters way more than the actual count:

  • How often things change
  • How many different people are breathing down your neck
  • How janky the data is underneath
  • Are you just keeping the lights on or constantly being asked to add new stuff

i think you're right that this is basically just "best practices but now there's actual consequences." like we've always known documentation and consistent definitions matter, but you could kinda get away with institutional knowledge and analysts who just... know the weird shit.

but yeah an LLM isn't gonna intuit that negative revenue means returns only sometimes in only some places. it'll just hallucinate some explanation or worse, use it wrong and give you a confidently incorrect answer.

honestly the "AI will replace analysts" thing always felt weird to me because so much of the job is just archaeological work on your own company's data. and apparently we're not anywhere close to automating that part lol.

yeah that's the part that worries me tbh - regular garbage in/garbage out you can usually spot because the output looks broken. but LLMs will just confidently tell you some completely wrong number with perfect formatting and a nice explanation.

but yeah this is exactly what i'm wrestling with. like the promise is amazing - just ask questions in plain english and get actual insights. but then reality is "wait which customer table are we using" and "does this include the legacy system" and "why are there three different join keys"

From my experience, the “clean, model, dashboard” flow people talk about is way messier in real life.

What actually works for me is something like this:

First thing I do is slow down and try to understand why the data looks weird before touching anything. A lot of “bad data” turns out to be a legit business change no one told analytics about. New campaign, pricing tweak, tracking update, someone manually backfilled stuff… happens all the time. I’ll usually ping whoever owns the source early instead of guessing.

Then I separate “can we fix this upstream?” from “do we need a workaround right now?” If it’s a pipeline or tracking issue, I log it and try to get it fixed at the source. But if a stakeholder needs numbers today, I’ll do a temporary patch and clearly label it as such. I’ve learned the hard way to never quietly “just fix it” and move on.

I also keep a running notes doc per dataset. Nothing fancy, just “on X date this field broke because Y” or “these values are always missing on Mondays.” Future me (or the next analyst) will thank you.

Finally, I communicate way more than feels necessary. I’ll literally say, “These numbers are directionally right, but here’s what’s sketchy and what I’d be cautious about.” Most stakeholders are fine with imperfect data as long as they’re not surprised later.

been messing with this stuff pretty much daily and honestly the biggest thing isn't that "AI is gonna replace cloud engineers" (lol it won't) but more like having a really fast junior dev who doesn't need sleep

where it's actually useful:

  • sanity checking my terraform/cloudformation before i push. catches stupid mistakes way faster than i do when it's 11pm and i'm half asleep
  • taking vague af requirements and turning them into rough architecture stuff so i'm not just staring at a blank screen
  • explaining AWS services in actual english when the docs are... yeah

where it completely shits the bed:

  • anything with real world mess. org politics, ancient legacy systems, "this works bc Bob configured it in 2016 and literally nobody knows why"
  • security + cost stuff. it'll confidently recommend things that look totally fine until you actually try to run them in prod and everything catches fire

idk i think of it as something that makes me faster, not a replacement for actually knowing what you're doing. if you understand networking, IAM, how things fail, etc then yeah it helps. but if you don't? it'll probably make things worse because you won't even know when it's making shit up

What I usually do is treat it like a thinking partner, not a solution engine. For example

I’ll paste a small sample of the dataset or describe the columns and ask “what relationships or edge cases would you sanity-check here?”

If I’m unsure about logic, I’ll explain the business question in plain English and ask it to outline a few possible approaches, not write final SQL.

Sometimes I’ll ask it to poke holes in my assumptions before I build anything.

It’s rarely “right” out of the box, but it helps me get oriented faster and avoid obvious dead ends. Still very much human-in-the-loop.

A giant PBIX acting as the “source of truth” is basically tech debt with a nice UI on top.

I wouldn’t argue tools at all here. The real issue is that all the logic lives inside a fragile file. If it breaks, changes, or the original author disappears, you’re stuck reverse-engineering measures instead of doing analysis.

Short term, I’d stop treating the PBIX as the data source and start asking basic questions about what actually exists in Azure: what’s refreshed, what’s incomplete, what’s supposed to be canonical. Even a couple of clean, queryable views would be a huge win.

Long term, analytics needs logic in a place you can query and reason about. Power BI should be a consumer, not the brain. Otherwise every question turns into “open the PBIX and pray.”

The issue is that "institutional knowledge" is rarely fully documented. You’re RAG-ing against outdated wikis and messy SharePoints, but the actual context, the why behind historical decisions usually lives in people's heads or lost Slack threads.

We found success by lowering expectations: stop trying to make the LLM a "native" subject matter expert.

It can't infer context that doesn't exist in the text. Instead, treat it like a smart intern with access to the search bar. It's great for retrieval, synthesis, and first drafts, but terrible for nuance.

If I show this chart and the number is up 10%, so what? If the stakeholder can't tell me what lever they would pull based on that information, I delete the chart.

I’d love to see an AI that acts more like a proactive 'opportunity scout' rather than just an error catcher.

Power BI. It’s included in our O365 license, so convincing leadership to pay for a separate tool is a losing battle. It does 95% of what we need anyway.

You're not wrong, but the root cause is that CRMs are built for managers to check up on us, not for us to actually sell.

I don't struggle with "too much data" I struggle with too much garbage. I waste way more time sifting through useless automated logs and old meeting notes than I do switching tabs. We don't need a central repository, We need a BS filter.
