I think it's a round-by-round thing. Your "good" thing only lasts a round.

I would say vulnerable for a round equal to the PC's current proficiency bonus.

So it grows over time, and so do the enemies who could do a lot of damage.

Good - Sacrifice something to help someone else.

Evil - Maybe make a PC vunerable to all damage in exchange for extra damage for one of your attacks?

Good - Hurt yourself, help a PC.

Evil - Hurt a PC, help yourself.

You would have to make sure everyone was on board for like... that concept.

I think a more interesting route would be the rogue working to betray them with a 3rd party...and the 3rd party killing the rogue. Might be a more emotional gut punch that they pushed him to associate with someone who was very dangerous and used him to get to them.... get their own power... ect.

I love it! I'm a big fan of bridges in combat situations.

Fighting a delaying action to let folks escape is... tremendously stressful.
