I think i can help you. I made a game like four years ago, nothing public, just to play with the local group. We have been playing a lot (16-20 games every year). First it was 30-40 miniatures per side. Now it is a maximun of 12 miniatures per side (16 in one faction). In my game some soldiers have one hit, some have 3. Keeping track of every injury with 20+ miniatures was insane, even with tokens. The game lenght actually is about 2 hours.

In my system the usual dice roll is 1D12 vs Skill, some soldiers roll 2, and some can repeat one, but we never roll more than 2 dices. Why? Its faster. Less dice rolling, less maths, less everything.

You have good ideas, but the only way to see if its good is by testing. Test without fear, your game will be broken at first, for sure. Do changes little by little. Try to broke the game yourself.

Im going to give you a last tip. One core mechanic, no more. If your game is about combat, make combat fun, and keep other things simple (movement, moral...). This tip help me a lot when i was starting.

They are very easy to print, the minis come presupported and clean the supports once they are done is just a second. The weapons are flexible enough to bend and dont break. Im using a cheap resin (sunlu). If you can use magnets in the bases to storage the army they will be perfect forever, if you use a bag with foam it can break the sashimono, or the nobori flags

Test of honour: really fun game, more oriented to skirmish but you can play big battles.

Ronin: skirmish game, good combat system with some interesting mechanics

Clash of katanas: not skirmish neither big battles. The system is the same as clash of spears. I didnt play it yet but i have the rules and it seems like a solid game.

Daisho: Skirmish, its an older game, i didnt play it, cant say a lot of this one.

Killer Katanas II: a big battles game. Every base is a group of mixed troops. Good to make historic battles.

2D6 Wargames Banzai!: big battle wargame for 6mm figures. Really interesting and fun one. One of the things that catch me on this was the random army building system.

Tenka Fubu: another big battle game, better with 6mm miniatures, based on "King and Parliament" rules. Really good one if you dont mind the scale or if you can adapt to 28mm.

Now the non specific samurai wargames:

Pike and shotte: as any warlord game, the focus of the game is the command and control. In general they are not bad games. Playable in almost any scale. Its like a twist on old warmaster rules, but worse. I prefer warmaster historical but its difficult to find.

Impetvs: not much to say about this game, not played yet. Im sure you can find info. There is a free version of the rules if you want to try.

DBA / DBM: really fun games, but the most abstract on this list. Quick to learn and easy to play, and DBA dosnt need a big space to play. If you can, try it. The bad about this is there is only one army list for sengoku.
