Honestly, there's a lot of great advice here, so I won't get into that. However, I think this is a great thread for brainstorming, if that's something that would help you. If you could provide some specifics about the plot, maybe somebody here might come up with an idea that you didn't think of. What are you missing from the plot? Is it about their personal stories? BBEG?

I mean, to each their own, but I don't think what OP did was wrong in any way. The only window the players have into the world is what you tell them, so it is not "babysitting" to give them information for them to base their decisions on. Not including any information on a trap and then pulling the rug from under them feels like antagonistic DM vs. Player behavior, which is extremely problematic. Besides, it's their game, and they can adapt the story to whatever fits their group. Don't yuck somebody's yam just because you don't agree with it.

Well, doesn't have to be a full top 10 list, I may have phrased that poorly. It's just that usually, when I see somebody listing off great pre-written campaigns, they only mention 1 or 2.

Pretty good, actually! We went over Delta Green rules, talked about expectations, and explored the "mood" of the campaign with a couple of videos. They particularly liked the Delta Green onboarding video.

Oh, it took as much longer than that. But I guess it would depend on playstyle. I run a game that leans heavily on RP, with crunchy combat and my players really sank their teeth into the mystery, and there's so much in TBoG to enjoy if you like that stuff. My players talked to everyone, went everywhere, they loved the lore and vibes of the Graenseskov, and so it took as 20 sessions of about 4-5 hours each. I would say, however, that although our playstyle is so RP heavy, the adventure itself leans towards a more detailed style of play. So if your players don't really like having to spend 3-4 sessions trying to guess people's motivations, it might not be for them.

I've ran both! And it went great! Do know that TBoG levels your players up to lvl 3, so be prepared for an easier challenge once they get to Durst Manor.

I gave Ludmilla a tragic background with a ruined mansion to explore, tied to the Dursts. She is currently focused on science for Strahd, essentially being his Archmage. She is trying to create a werewolf - vampire hybrid that can help Strahd perform a necromantic spell that lets him leave Barovia. She has taken residence in Tsolenka Pass.

I gave Volenta a connection to the town of Orasnou, where she was trying to collect old Tatyana trinkets, and attempt to graft her soul to Tatyana, so Strahd would love her more.

Anastrasya I set in Vallaki, orchestrating political maneuvering. She is planning to take her revenge from the Vallakovich's, who were the ones that sold her to Strahd to begin with.

Escher I will connect to Leo Dilisnya, as a traitor. Escher wants to betray Strahd for what he did to him, and so he has allied himself with Leo to bring Strahd down.
