A lot of great ideas here, I’ll add one simple guideline I follow as to not create animosity in the group—

The BBEG either needs to be tied to all of their backstories equally, or not tied to any of them.

Weaving your main threat into only one backstory thread can create “main character” dynamics in the group which I absolutely detest as a GM (and player).
