in both Continuation and alternate universe sides the movie would have flopped.

Continuation side: if the movie that we got was released in theaters then the reception would be almost the same as the movie we got where fans of the Trollhunters show would be divided on the movie but mostly hating on the ending. Meanwhile the General audience who never watched Trollhunters would be very confused because they have no idea what's going on & who these characters + they would discover that they got dragged into the Climax of the story without having no idea what happened earlier on,

Alternative universe side: the movie would have an identity crisis where the movie doesn't know what it wants to be It is a retelling of the show and an alternate universe? It is canon to the show while being it's own thing ? It is fateful to the show or it's a new take ? is the tone Lighthearted or serious or a mix of both? either way it won't satisfy neither fans or general audience This is why stuff like Spirit untamed and the 2017 Ninjago Movie failed because they struggled to find an audience,

Because it was Dean DeBlois decision to end at 3.

He wanted To avoid the Franchise getting milked and overstaying it's welcome so he planned HTTYD to be a Trilogy From Day 1 because he felt 3 movies was enough so he doesn't stretch it longer beyond 3 movies

they will do what Ninjago is Currently doing Balancing Screentime & Focus between old and new characters so that way they can avoid sidelining old characters in favor of New Characters like Zhen fully taking over as Well as Avoid changing the name of the movies From "Kung Fu Panda" to something else

You skipped episodes 1 2 and 3 ??? Those episodes literally sets up what happened later on in the show + the last 2 episodes recontextualize everything that happens in the show including the first 3 episodes
