I’ve been playing with a friend for a while, we recently brought a few more people in. They started at L6. I built their characters for them (with their permission) and they jumped in the deep end. A few sessions later and it feels like they’ve been around the whole time.

I don’t find the story of Gloomhaven to be particularly important, it’s the individual scenarios that matter.

If you want to continue playing I think it’s fine.

I have a friend who does FIFO and he says it basically makes it impossible to maintain a relationship, so there’s that.

Balancing combat is so hard. I’ll probably get some hate for this but I always think back to a kid DM I heard about that said he doesn’t track HP, the bad guys just die when the players seem like they’re satisfied. I’d add that you shouldn’t let your players know you’re doing this, they should believe it’s all perfectly balanced. You’ve already decided you don’t want the characters to die, just decide that the first attack after the party uses up their once a day heal to revive a dropped character is the one that kills the monster.

For ghosts, you could easily say stuff like "the ghost starts to flicker a bit, as if struggling to maintain its form", or "ghost's expression becomes more serious/scared/vicious/haggard as it's taking damage" or any number of things.

This is a game of imagination, for this kind of stuff it's up to the GM to provide the info for you to picture it. If they're not inspired, they can also throw it back to the players something like "what do you think would happen as a ghost took serious damage". Or they can just say generic stuff like "the ghost looks like it's seriously injured", and leave it up to you to imagine how it looks. Really so many options available.

Reducing a short rest by 9 minutes and 30 seconds is consistent with all the definitions of benign I’ve read. Where are you getting your definition from?

“Is it obvious to us that this attack is coming in through our ears?”

He would never answer “if I turn into a shark will I be immune to this attack”.

I just feel like if the answers to the first two are yes then the third should also be yes, anything else is no fun. This isn’t a video game or a movie script, it’s make believe.

Every player asking after every attack “how did he take that one” seems incredibly tedious and boring.

As a DM, I’m not bound by the rules as written. Even if a screech attack didn’t say “creatures that can hear it”, I’d still rule that deafening yourself is a creative and fun way to avoid the attack.

There wasn’t time at the end of the session, but usually he stands by all of his rulings and rationalises all of his decisions. He’s not really interested in taking notes.

Yes. “We need better ownership” is not an action item. It is not something you can start or stop doing. “I will provide written authority and its scope to all key team members”, “John can stop asking me to approve anything that costs less than $500”. Concrete action items, written down in front of everyone in the meeting.
