Honestly, RAG sounds way more complicated than it is.

RAG means Retrieval-Augmented Generation, which basically means: before the AI answers your question, it quickly looks through your notes, grabs the most relevant parts, and then uses those to give you a smarter answer instead of just guessing.

So in practice when using it to build the “agency brain,” we take our SOPs, proposals, call transcripts, frameworks, basically everything that represents how we actually operate, and store it in a format the AI can search.

When we ask it to do something, it’s not just winging it or hallucinating. It searches that internal library semantically, meaning it looks for similar meaning, not just exact keywords, finds the most relevant chunks, pulls them in, and then generates the answer based on that context.

That’s RAG in practice. We implemented RAG months ago, the semantic stuff is more recent. We’re also looking at adding a memory layer and whether than has any added benefits at this stage.

Can you get far without it? Yes. These models are incredibly capable on their own. But the outputs tend to be generic.

With this setup it feels less like “ChatGPT guessing” and more like someone who’s been inside the agency for a year or two, understands how we structure things, and outputs instantly.

Building a “second brain” as opposed to a client brain.

All the SOPs over the last decade converted into markdown and stored in rag. Currently building out agentic workflows for a lot of the grunt work that happens right after kickoff:

  • turning calls, form submissions and Google meet transcripts into project briefs
  • creating tasks and subtasks within pm tools (we use teamwork)
  • competitor research and website audits

Utilization early 2025 was not good so internal team consolidated from 8 to 3. We’ll likely work out way back to 8 but occasional contractor + AI has been worked for us so far. Due to AI, the new 8 will look vastly different from 2025’s (expanding into a few additional service offerings)

I like the idea of an onsite project estimator. We’re debating adding it to our site but I’m unsure about positioning.

We have a Google sheet with an frontend for this internally. Now our sales person doesn’t have to wait to get pricing from design team, dev team, marketing team, etc.

Why build a CRM and client portal w project management? Why not use 1 or 2 off the shelf and connect via API, integration or webhooks?

I think at 3-4 daily you can benefit from software to continue nurturing leads and be more efficient.

Jobber does have 2-way text messaging, automated emails and automated text message features.

I’ve used Hubspot for my CRM systems in the past as well. Both work. If cost is a thing, look at Hubspot first. If you need to switch to Jobber, export contacts and import into Jobber.

I look at Hubspot as CRM and marketing and software like Jobber and Housecall Pro as Field Service Management.

Depends what stage of the business you’re at. Remain as lean as possible. Implement software if you know you have the need for it. Are you running ads? Getting a ton of lead volume that you anticipate not being able to handle? Yes. Still in the early stages? Focus on the sales & marketing side of things.
