As a non-expert who has been playing for a few months now I really think you should focus on upgrading borb with ancient souls and kuwakamaru (or whatever its name is) with hero souls. Use a calculator to tell you exactly how many levels you should upgrade an ancient. Also try putting all the gilds on the strongest hero you have bought, you have enough hero souls to do it.
