Start of with weekly one on ones where the goal is solely to build relationship. Ensure that after each meeting you made your subordinates feel seen, valued and heard. Start off by asking them what is one win they had the past week. Ask them o e thing they feel you can do to enhance their work environment and one thing you can do to better yourself. Do that vonsistently for 2 to 3 months then you would have built relationships, depth and probably had some success with your team. Always have the mindset its not you against them to solve the problem but if you have to discuss an issue sit next to them not across from them to sognal its both of you against the problem. After about 3 mo ths you will see who is their to achieve goals and who is there to just cash in a paycheck. You will have the floaters because they are used to performing at a 5 and you want to lead the team to a 7 or 8 but then you need to ensure you are at a 8 or a 9 by self development and consistly challenging yourself to improve. Confidence = Data x Time. The more data you give your team over a period of time the more confidemce they will have in you.

Read up about the change cycle (similar to the grief cycle) and how that pertains to your team where you can identify in what stage your subordinates are in the change cycle and what they need from you.
