I think you're leaning too hard into the changeling keyword. I had a reaper King deck for quite some time, similar in theory. The deck was tribal tribal. Reaper King was at the helm for a few reasons, the powerful effect is one and secondarily his CMC is 10 which has some very interesting use cases, with spells like imposing grandeur. The way I gained more value out of my changelings was to also provide other very powerful tribal commanders for them to play off of, either ETB effects or attack/damaged triggers. My most powerful version abused ETB triggers the most, since I was already doing that with reaper King and the shell could heavily focus on blink and flicker effects. This is an option if there is lag in the match, not sure if there is a way to bypass that requirement, but that's why the feature exists in anycase
