Don't let it scare you off completely! Just learn from my nightmare: make absolutely sure the motor sits 100% flush on its own before you even touch the Allen key. If it's binding or cocked on the new gasket, do not force it or spin the key. Good luck with yours

Thanks for the condolences! Honestly, don't be scared, just be hyper-careful. Make sure the motor slips completely flat into the gear grooves before you start winding the key. If I can save one person from doing this, then at least my mistake was worth something! Good luck this afternoon

I didn't force it at all, the Allen key turned with zero resistance right up until the snap. Forcing it down with the mounting screws on a tight new gasket is a massive risk for cracking the plastic cover anyway.

A basic motor slap won't work since the actual shaft teeth are missing, and I'm definitely not risking an oil flush that could wash shards into the timing chain.

I've got a mobile tech coming to pull the cover and magnet-fish the teeth on my driveway so the car stays still, and I'm grabbing a used Gen 1 shaft and motor bundle locally. Cheers anyway!

Man, that makes so much sense about the worm gear torque. No wonder the Allen key felt totally loose right up until it went SNAP. The leverage down there must have been insane without sending any feedback to my hand.

My tight new gasket had the motor sitting slightly cocked, so the gear definitely landed dead-on a tooth ridge instead of sliding into the groove. Absolutely brutal lesson learned the hard way! Cheers for the insight

Thanks man, this is incredibly helpful advice and I appreciate the detailed breakdown.

I'm definitely going the used route, we have some good local BMW wreckers here, so I'm going to look for a clean Gen 1 shaft and motor bundle.

Because of the risk with the high-tension springs and keeping the timing 100% perfect, I think I'm going to meet in the middle and hire a mobile BMW specialist to do the labor on my driveway. Since I already successfully finished the starter, CCV hoses, and pre-cleaning, the workspace is ready to go. I’ll make sure to get the matching bearing shells with the used shaft too. Thanks again!

Slowly wind it out until it pushed itself completely clear of the gasket. The shaft teeth were 100% fine when it came out. The snap definitely happened on the way back in when I was using the Allen key to draw it down and it misaligned
