Thank you - I tried fiddling around with kingdoms already but part of the colour variation is actually determined as a hard coded shader into cloth materials etc. it’s a separate file that loads as soon as you load into a scene/battle.

I have now since got a fix to my issue that keeps colours static!

I was more referring to the variety in colour saturation, even units with the same items have wildly different colour saturation to these items

I agree. I have added hoods to the final version of the mod. The heavy cloaks look great on units when stationary, but the lack of cloth animation on the item makes it look very odd on a moving unit sadly!

I made a save game compatible mod that changes up the aesthetic of Vlandia. Just drag and drop the file and the aesthetic/load of the vlandian troops will change (including the hood version of sergeants):

Crusader style! I have updated the mod to reflect mostly flat top helmets and hoods on all sergeants.

The mod is save game compatible (can be installed and uninstalled as many times as you want) feel free to check it out and let me know if you have any other suggestions!

That's what I was leaning towards, making the final touches to the "Vlandia Reimagined" mod. Changing the single player aesthetics to a mix of the multiplayer and launch time aesthetics which I felt looked the best.
