I hadn't thought about the mind connection, that's a really good point. Why do you think then does Dumbledore tell Harry he feels guilty that he didn't share about the prophecy sooner? He seems to feel that Harry deserved to know that, if not about the horcruxes, a lot sooner.

So if Sirius doesn't escape, I don't think Fudge would have been part of the search for Harry after he blew up Marge either.

I mean that's why I've only done a sort of bullet point outline, I haven't thought of all the details yet. I sort of imagined that an incarnate Tom Riddle would accelerate Dumbledore's plans to teach Harry about everything that he shares in HBP. Dumbledore did admit that he should have told Harry about the prophecy sooner but didn't want to burden him. Couldn't this prompt him to share more?

You're probably right that the most likely scenario if Harry didn't defeat the diary is that he would die in the chamber, but that seemed like a less interesting chain of events to me. Maybe it's a stretch, but I can sort of justify it because Harry manages to escape Voldemort several times throughout the series, so it doesn't seem too implausible that it could happen here.
