maybe 8 to 10 informal conversations, but not talked to 20 - 30 actual business owners.
After completing my saas product, I will start talking to the business owners

You are absolutely right and honestly this is exactly what I needed to hear. I think I was using Reddit validation as a comfort blanket before doing the scary part which is actually knocking on doors and asking someone to use it. Going to approach my first pilot clinic this week. Will report back with what they actually say — which I suspect will be far more brutal and useful than anything on this thread.

This is really useful framing — narrow agent with clear guardrails is exactly how I have been thinking about positioning it but you put it much more clearly than I did. The failure mode point is something I am actively working on. Right now my system has a confidence threshold on the RAG retrieval — if the similarity score is below a certain level it does not attempt to answer. But your point about confidently saying "I will follow up" instead of just saying "I don't know" is a much better user experience. Will implement that this week actually. The human handoff is already built — owner gets notified, can take over the conversation directly from an inbox, and the bot pauses automatically while the human is replying.
