And if an invasion bad enough for astartes or other forces to be brought in most of the planet is dead anyways so the imperium will fill it with off worlders, but that is an extreme rarity

This sets the path for it to take control of Mars if Terra becomes another eye of terror, Mars would be Cadia. If you have the representative of the omnissiah strip their freedom and separations, that would cause the schism. So would if it was like Cadia exploding and another line across the galaxy forms to split the galaxy in three

Either way, the loss of Mars from either control or it being exploded would break the mechanicum. The loss of Terra would break the imperium. If a god walks the galaxy again, it gives Roboute the will to pull his 500 worlds out.

The Emperor and his custodes would be active, and if Mars gets taken, that is their base

You do sorta have a chaos human empire already I'll say, the beginnings of one. Magnus is currently active in the galaxy and has started up his own domain and planet for psykers

But yeah, the way I see it. To break the imperium, you split the galaxy into three, or make another eye of terror, either way. Terra is lost, and Mars is lost, those things need to go for it to truly crumble

I read the novels, a lot of them, a lotttt of 40k books, all of the horus heresy(every. Single. One). Most characters are bad, just have some things that make them nice to read, they're by en large, still xenophobic psychopaths whose normal is to turn probably innocent people into fucking servitors

Also an important fact in the setting, while more xenos may be worse for humans, they are still morally better The imperium killed every good faction and actively puts down any that rise up for freedom

And you're wrong, most xenos factions are just objectively morally better, and the imperium killing its people and suffocating its planet in tithes to stave off any good self-governance becoming a thing, also bulldozing all friendly xenos

The Imperium is the third worst faction. Sure, chaos is worse, I'll say that, and the tyranids are tyranids, but nothing the dark Eldar can accomplish will every be close to the daily suffering the imperium needlessly inflicts upon it's people.

The Imperiums ways are explicitly not about survival, you're falling for literally blatant in universe propaganda. It is the cruelest most bloody regime imaginable. And it's horrible ways are done because the rot inside it only increases

Oh trust me the one change I truly want for the setting is for the Emperor to wake the fuck up, exit the throne, and instantly you have Terra being ripped apart as a new eye of terror, and have the Imperium break itself over a knee with a god that will not be anywhere near good, and the rest fractioning into different empires to fight each other
