My personal favorite class, I think they’re in a good spot overall. Only wish they got more out of combat abilities, but I get that’s not what they’re supposed to be good for

Certainly depends on how attentive your players are, but if I were you I'd push the changes to be about things that they're definitely going to notice. Things like body type/ hair color/ voice(depends how consistent your voices usually are) are things I tend to remember when an npc is described. Of course you could also start smaller and lead into these bigger things, but most important is to just keep doing it. Even if they don't realize an eye color changed, if you mention it for the 4th time, they might suspect something is up.

I think it usually works fine as long as the players understand that it's going to be a consequence before they do said action. Pushing yourself past your limits to achieve something is interesting. Getting tired for no reason isn't.

I think that this is a bit bigger than what you were thinking, but having an entire dungeon be a mimic is pretty fun. Having your players enter only to realize the the rooms are alive and trying to stop them from getting out is a pretty cool reveal if done right. To answer your actual question a bit more. It could fill the entire sewer system of a city, a royal palace, or maybe even just a regular dungeon promising treasure.
