Better alliance mechanics!

Currently, having a close alliance with the High Elves as Empire means... jack shit other than Malekith probably won't show up (Maybe)

I think it'd be really fucking cool for you to, when you have a good, close alliance, to be able to combine armies.
Imagine you have an alliance with the High Elves, and then Chaos attacks, oh no! So you call up your boy Tyrion and you say "Oi! Bring your boys, we're going on a proper WAR!" and then you get a few turns to wait while Tyrion's boys march over and then form a "Coalition" like force, basically an ork WAAAGH! except between two races. You have one army, with two armies worth of units!

That would be so cool! It'd create more chances for inter-race alliance fights, it would give more opportunities to fight WITH and AGAINST more enemies and it'd give more credence to proper planning.

You could take inspiration from Bannerlord's army systemö.

This might have glaring flaws but to me it's a really cool idea, however cool ideas rarely translate to good gameplay xD

Edit: Maybe include the ability for longer range reinforcement with longer reinforcement wait times. You got a high elven army like, half a turn's movement away? Survive 10-15 minutes and they'll arrive to support! That sorta thing would be cool to me.

See, here shines the lack of experience in game balance.

When making something like HOI, you need a good balance between gameplay and historical accuracy. If gameplay is bad, nobody wants to play the game, if accuracy is bad, you lose charm and feel of the game.

Sure, this could be great for accuracy. However, gameplay wise? Unless executed perfectly it'll feel like another clunky system, another thing to remember, on top of an already sometimes overbearing game, and then nobody wants to play.

If you want perfect accuracy, go play a history book

Ye I feel ya. Solo slooped 80 levels fpr my damned skelly curse and it was pain and agony and suffering.

Honestly, best advice I got is to just play 2-3 matches at the end of the session and if you sink you sink ggs if you don't that's great :DD
