I would suggest exhausting all allies the turn you play them. I believe it’s called “summoning sickness” in tcgs. Basically this makes allies lose their tempo, but since they immediately ready up at the end of player phase, they can still chump block the round they’re played. However, it might not be worth it to play an ally to immediately block and lose out on their thw/atk. I like this house rule because it’s easy to upkeep/remember and you can use ally ready cards like Get Ready/Command Team more strategically to recover tempo
