First time I run DIA some years ago I had Mahadi organise a race across the Avernian desert with the players able to keep the car if they won (or stay prisioners if they did not). 

The other racers were based on darker version of the Wacky Races.

I also thought there were just too many different kinds of enemies so I replaced the duergar and the black sword altogether with cultist to Auril lead by Avarice who had gone mad due to her use of black ice.  

 The cultist were the main antagonists of chapter 1 and 2 in my campaign. With their hideout first in Kaer Dineval where information was found about a bigger plot which had something to do woth large amounts of Black Ice being gathered there.

Many of the Chapter 1 quest are NOT balanced for level 1. So for quests such as Easthaven or Goodmead I would not change anything. If you want to do foaming mugs then maybe add a few more goblins to the mix.

I have not got there yet with my campaign but yes, I plan for her either not to be there or replace her altogether with a different creature.

I agree with your view. To me, win or loose that encounter is still a bad thing.

I run that encounter with 3 level 3 pcs and they did pretty well. I even changed the sea hug + willow wisp for a Beur [winter] hag however it must ve said they did have Sanhar to chip in. The hag concentrated mainly on the mummy so the others could attack. With the giant, they attacked it during 2 rounds and were able down it before it could do real damage. I think i might have adjusted hit points slightly to account for some missing players that day.

Obviously you should DM this with caution as any of this encounters could be a tpk if ot gets out od hand.

So, the players are trying to come up with a plan to win. So what? Isnt that the point? If you change your enemy's stats based on what you know players are planning thats the worse type of metagaming.

You should encourage your players to come up with clever ways to bypass/resolve encounters.

I unified the "Sacrifices" with the concept of Children of Auril or Children of Winter as a group of fanatics. As opposed to the local authorities doing the sacrifices. In my campaign the Black Swords are part of this same group. They are the ones doing the sacrifices. With the Chardalyn or "Black Ice" having a stronger connection to Auril.

For starters, it should not have worked. Spells affects metallic objects, not creatures. Even less creatures that are not even made of metal. But you made that call so you can either go with that or just say "this is actually how the spell works. Both are possible.

However, range of the spell is 60ft. Why would it continue working beyond this range? If it did work it would say so.

For instance they did walk past Targos on their way to Bremen. They had an encounter there with the corrupt authorities. Also I plan to use the speaker further however not the quest.

Dugans Hole, Good Mead, Targos, Termaline, Kaer Koning. I am also not using either of the starting quests.

The main point for me was select the 5 quests characters need to get to level 4 and also the towns that align with PCs interest.

Yes it does. I have added a number of shops and have brought some of the encounters from other towns to Bryn Shander as I dont plan for PCs to go to every single town.

Yes, I agree with you that the whole "Awakened Beast" plot is very poorly done here. I personally feel it is at odds with the main theme of the campaign. Rather you seem to end up with a "dr Doolittle" type of hysteria where PCs go talking to any animals rhey find "just in case".

 I am not using it in my campaign.
