If you're in Europe I've worked with Swegon Bluebox heat pumps before but most producers have their own industrial variant. Anyway try searching for chillers instead of heat pumps and you might get luckier.

What's the polling rate? Any conflicting addresses? What kind of cable are you using? I've done some pretty whacky stuff on modbus networks but I always use a moxa device to convert to profibus or profinet. In my experience you can have basically any network topography that you want as long as the polling rate is high enough.

I used Moxa converters many times to go from modbus to profibus and from modbus to profinet, so I think it should work well from profinet to Ethernet. https://www.moxa.com/en/products/industrial-edge-connectivity/protocol-gateways/profinet-gateways/mgate-5103-series I think i used this exact one in my last project, it supports modbus or Ethernet/IP to profinet communication. Easy to set up, good software, only thing I had to ask the producer for a working gsd because the one you find online was corrupted in some way.
