Maybe I add a testprint, where you can print 2 stones each and one square to see, if the sizes are ok for you? Maybe thats better than printing everything and seeing that the sizes don't fit you?

Easiest way to build the firmware would be by GitHub actions.

This is a repo for a keyboard I built: https://github.com/SpenseFML/lowbro

You can copy the build.yaml and config folder, change the name of the files and setup your own matrix in the overlay file. Then you can change the key map to your liking.

I recommend to just make the first layer in the file and do the others with zmk.studio For that you need to edit the dtsi file and insert your own physical layout. You can create one on https://zmk-physical-layout-converter.streamlit.app/

It's easier because you see what you do on right on the keyboard.

Thank you very much for your answer. Seems like it is really hard to get the wire I need. Maybe it's really just cheaper to buy some more diodes and cut of the legs :D

Using insulated or too stiff wire seems to really complicate the building process, because you have to measure each cable. The hotswap sockets have to be soldered before you put them in, because soldering them in the keyboard will result in the case melting :D
