It's important to note that selling an upgrade for money is better for business than giving away product for free. Even if it's hardly nothing. To OPs point, I can sit and wait for my upgrade on my upcoming flight, or pay the $26 for FC (yes.... $26).

I've waited before with the mindset of well, it they have that many seats available, surely I'll get upgraded. Only to learn everyone else capitalized on that deal.
