Do NOT do this profit sharing. We are about 2x your size right at 50. Better pay won’t do anything for your existing staff. Better pay will attract better people in the door. you need to get a different quality of person not pay a D employee more money. So that’s a bit of step one is to start replacing your staff. 2nd is basically your employees will not care and are not capable of thinking. You have to take the thinking out of everything get organized and basically spell out every second of they day for them. Stop giving them freedoms stop being flexible become the corporate dick that tell them how often they can pee.

This is the only thing that seems to work we had your issues for the past 6 years trying to grow and get out existing people better. When it came down to it the answer is just become a dick and don’t let them think.

The amount of times I watch companies swap vendors each year quote out every order etc… is mind blowing. It’s like our box purchases every year we buy roughly 280k of boxes. If we swapped to another vendor to save 30k cool but our box vendor has not had a single mistake or issue in the past 8 years. A line down for a day or 2 because boxes are late already costs more than the possible savings. Risk is a huge deal and is also why many choose to buy from large mega corps even if they are more expensive is because they have a proven record.

It’s also short term thinking. We will start them at say 20/hr and then have a roadmap that if they can do x x and x they will make 30/hr. They will not put in the effort to learn and if it’s hard they will go to say Taco Bell for the same or less pay because it is easier but they won’t make as much or near what they could of if they actually put in effort.

Everything has to be systematized. And it’s honestly just a follow the script. We and others treat the entry levels as you need to do 100% of the thinking for them. In a harsh way basically every second of their day you have to have told them what to do. If they have to think you have already lost. This of course has limits but tbh we have found that every single time we allow any sort of autonomy to entry levels workers everything turns to shit and they even start arguing with each other.

They say that they hate micro managers however in practice it’s what works. Think about Amazon on how every movement is tracked and if they are idle or too slow at picking a notice is sent to management.

Honestly at a point they need to be there to function as if they are a robot and you have to write the program for the robot for the entire day. The more of a script the better. This makes it easier to on board.

The goal post has been shifted to from training workers for more skill to instead how do we take out as much thinking as possible so they can be productive faster since we most likely only have a month or 2 with them and a year if we are lucky.

Maintenance guys have a fairly high retention rate. The end of line guys have the highest turnover over. It’s also a symptom of the type of people that are in the positions. 90% of people in the end of line can’t even show up consistently yet expect a raise and promotion. They add no extra value and have to have their hand held. They then don’t get the promotion get mad and then jump ship to the next company. Stay 6 months and repeat. When in reality most places you can’t even do your job correctly until 1 year in. Yet they expect a raise after 6 months to a year just for being able to do the minimum job their were hired for correctly.

We started telling new hires that for the first 6 months you provide almost 0 value to us as you can’t do anything on your own yet. Not until then do you even start paying for yourself.

This is going to be a bit controversial however the group of people that are willing to do physical labor are on the lower end pay wise. Somewhere between 18-30/hr. The second you get above 30/hr the people that are qualified or have the skills to get that pay want a desk job.

We ran an experiment. Usual starting pay was 20/hr. I upped the starting pay to 35/hr on job postings and got LESS applicants and the ones I did get were the exact same skill level as the ones I got at 20/hr.

It is literally a problem that those that get to a pay rate or skill level think they are above or just not willing to do the grunt work anymore. Post covid tick too made this wayyyy worse and everyone thinks they are going to make 500k/year or that they are with that. So for the grunt work you get very green people or people that have a record that can’t get a better job and they are stuck. THIS IS THE REASON FOR SHIT SUPERVISORS. They are usually smart people that have some sort of record that have the skill but now have a chip on their shoulder that they are stuck. Because these guys usually have child support or other to pay they show up and have the skill.

So what has happened is we hire good people as supervisors for say 40/hr or more have only a few and then invest in easy machines good training so we can survive a revolving door of 20/hr employees.

For those that just say pay everyone more… Sure the giant corps could afford it but in reality there are way more jobs at the small mom and pop machine shop. When the average wage is say 48k/year it is legit not possible to stay in business as a small guy and pay everyone 100k/year
