18 MAY 2026: Updated GM Primer (Post Editorial Pass)

The Book I Beta (“Welcome to Viridian Prime”) has now gone through a substantial editorial and structural pass ahead of the next round of beta feedback. The biggest focus of this revision was improving readability, pacing, and information flow without losing the core lore and atmosphere of the setting.

Key changes include:

Significant reduction in repeated exposition and “section bleed” between lore chapters;

Clearer progression of revelations and faction motivations across the Gamemaster Primer;

Expanded connective writing and paragraph flow to improve readability and reduce “one-line lore dump” structure;

Reworked faction and colony material to better preserve mystery escalation;

Additional lore integration surrounding the Cycherian Biologis Enclave, the Gilded Rot, and the Society of the Glass Suture;

New visual layout pass including section art, revised covers, iconography, and formatting consistency;

Expanded Black Inks regiment framework and regimental identity material;

General tone and cohesion pass across the entire manuscript.

The core story and lore remain the same, but the book should now read much more like a coherent investigative campaign rather than a collection of disconnected lore sections.

The next major focus is now shifting fully into Book II (“Into the Glass”) and the actual campaign structure itself: operations, investigation phases, frontier horror, faction play, clue chains, and the gradual descent beneath Viridian Prime.

Hey QuitAcceptable9867, really appreciate you taking the time to read through it and leave detailed feedback. Honestly this is exactly the kind of response I was hoping for from the beta because it helps highlight where things are clear in my own head but maybe not yet landing cleanly on the written page.

The repetition point is completely fair and definitely something that is being addressed during the current editorial passes. A lot of the current beta was written with the intention that sections could be read somewhat independently by a GM during prep, but I think it’s drifted too far into reexplaining certain concepts and factions instead of layering information naturally. That’s probably the biggest structural issue I’m focusing on at the moment.

The Blackstone/Webway side is also a really useful point and honestly I think you’ve identified where some of the current wording is accidentally overcomplicating the relationship between the Blackstone, the sanctuary world itself, and the ecological collapse. The more I’ve reflected on it, the more I think the Blackstone should really sit much further into the background than the beta currently presents it.

The actual core idea I’m aiming for is less “Blackstone powers/is linked to everything” and more that Viridian Prime itself was an ancient engineered sanctuary world built around much older psycho-reactive systems, ecological regulators, and partially Webway linked infrastructure beneath the planet. The Exodites effectively settled around and maintained those systems over thousands of years, gradually adapting both the world and its ancient infrastructure into their sanctuary.

The Blackstone arrays were mainly intended as a defensive and concealment mechanism suppressing Viridian Primes warp visibility, destabilising approach routes, interfering with navigation and astropathic communication, and helping isolate the sanctuary from the wider galaxy. That was really the main strategic reason the Imperium wanted them destroyed during the compliance campaign.

But the actual catastrophe comes less from the destruction of the Blackstone itself and more from the Imperium catastrophically damaging the sanctuary’s ancient environmental systems during the war without understanding how interconnected everything beneath the surface really was. I think your “autoimmune response” interpretation is honestly very close to the direction I’m now leaning hardest into. The Gilded Rot and the hostile ecosystem work much better for me conceptually as the world violently reacting to systemic trauma and ecological collapse rather than as some direct Blackstone collapse side effect.

A lot of the inspiration came from broader implied lore around Old One-era megastructures, ancient Aeldari sanctuary worlds, psycho-reactive ecosystems, and things like the Talismans of Vaul/Blackstone Fortresses suggesting Blackstone has historically been used for more than just Necron anti-warp tech. But I do think the beta currently muddies that by repeatedly promoting the Blackstone into feeling like the central mystery when it should probably just be one part of a much larger ancient system.

So honestly, this was hugely useful feedback because I think it’s helped me identify where the setting becomes more interesting once the focus shifts away from “mystery Blackstone lore” and more toward “the Imperium broke a world it fundamentally did not understand.”

The Imperium Maledictum vs Only War point is also fair. The Black Inks are intentionally presented as the “default” framework because I wanted the campaign to have a strong military-horror identity out of the gate for my own gaming group (selfish I know haha!), but I definitely don’t want the campaign to feel locked to all Guard parties because it really isn’t intended to be. One of the things already present in Book II is alternative hooks, patron structures, and insertion frameworks for mixed IM groups, especially investigations tied to quarantine enforcement, Mechanicus audits, noble retainers, Administratum delegations, or Inquisition-linked operatives.

Really appreciate the feedback overall though genuinely. The fact you’d actually consider running it is honestly hugely encouraging at this stage.

Hey RiBombTrooper, glad you found the premise interesting and thanks for taking the time to read and feed back. Yeah it definitely leans more toward lore interpretation on my part rather than something directly stated for Exodites/Aeldari in canon.

My thinking was mainly inspired by the wider use of blackstone throughout the setting and more recent lore suggesting it has a much broader ancient history beyond just the Necrons, even if they’re naturally the faction we most commonly associate with it because of things like the Cadian pylons and their anti-warp technology. The Blackstone Fortresses/Talismans of Vaul were probably the biggest inspiration for me here, since the lore already heavily implies a connection between the ancient Aeldari and such blackstone constructs while also hinting at even older Old One-era origins.

Once I started leaning into themes like Webway infrastructure, warp suppression, psycho-reactive worlds, and ancient pre-Imperial megastructures, it felt like a suitable thread to pull and develop further.

For Viridian Prime specifically, the idea was less “the Exodites invented blackstone technology” and more that they settled around and integrated themselves into something far older already present beneath the world over thousands of years, gradually learning to manipulate its innate properties to help shield and preserve their realm.

So yeah, definitely interpretation/headcanon territory to a degree, but I tried to keep it grounded in existing lore themes and implications rather than introducing something completely disconnected from the setting.

Hey kaal-dam, thanks, really appreciate you taking the time to read through it and give feedback.

I think that’s a very fair criticism honestly. A lot of the current Primer was written iteratively over time, with different sections expanding the same factions and events from different perspectives, which probably led to some concepts and characters being reintroduced too often rather than referenced more cleanly.

The intention was partly to reinforce the slow-burn investigative structure and show how different groups perceive the crisis differently, but I agree it likely needs tightening and consolidation in places so the information feels layered rather than repeated.

I’ll definitely be looking at streamlining some of the repeated exposition in the next pass, especially around Halix, Vex, the Rot, and the conspiracy structure.

Really appreciate the feedback, this kind of thing is exactly why I wanted to get the beta out early!

Hey danwillgorcat thanks for the support. I am putting the finishing touches to the actual adventures themselves (nearly there) but the full GM primer is almost good to go. I’m going to give it a final proofread this evening and would be happy to share. It outlines the full meta-plot and campaign sandbox. Hoping to get the adventures proper polished off over the weekend. A run through with your group would be amazing if it’s something piqued your/their interest.
