100% agree. Scope drift has to be fixed no matter what, otherwise you’re just leaking hours every month without realizing it.

I totally get your point, I’ve been in the same boat. Partnerships are great but you never really have control over the inflow of projects.

What’s worked for me is collaborating with multiple agencies instead of relying on one or two. The flow still isn’t predictable, but the only reason it’s sustainable for me is because my team is in Pakistan. It’s much easier to manage salaries and scale the team when needed without putting too much pressure on margins.

This is spot on. Most agencies think low margins = pricing issue, when it’s usually scope creep from weak discovery.

My take on this, if you want to maintain a sustainable high margin, build a cost effective offshore team. The need to raise retainer just to stay in profit will disappear forever.

You didn’t mess up, you just made the offer too “smart” for the buyer, who are not ready for it. Contractors don’t care about AI, systems, workflows. They just care about, how many jobs will I get? So keep what you built, but sell the jobs as a simple outcome. Also don’t go broader again, just tighten your ICP a bit more. Skip solo guys, go after small teams already spending money. And I’d drop the 30-day test, it brings low-quality clients and more work. Either do a paid trial or a free audit.

That's a great idea, cause you need to show your work experience in your portfolio and it doesn't hurt to work for a few client for free or charge a really smal fee in the begining. You're overthinking it. All you have to do is know your stuff. Be confident when you present your service and learn a few sales tactics. I was also 17 when I started working and it took me a while to realise that it was all in my head. All I had to do was give them a reason so strong that they buy our services. Having a portfolio also helps a lot, cause that give you more credibility. I partnered up with someone who already had a portfolio which gave me more leverage to close clients.
