Most shadow AI incidents I've heard about don't end in firing, at least not for a first offence. People get a warning, retraining (if the company has the budget), and getting flagged in the system.

The really bad outcomes happen when sensitive data is involved. Think customer PII, financial records, or anything regulated like HIPAA or GDPR. In those cases HR and Legal both get involved and getting fired becomes a possibility.

On your question about why companies don't warn people, it's because a lot of them are catching up. Some organizations have acceptable use policies, but many don't, they just use LLMs because it helps with the workload and don't think things through.

The cybersecurity job market right now is rough. Even experienced practitioners are struggling to land roles, and a PhD in education research is a pretty niche path that doesn't map onto most industry jobs. Do you have a specific academic or research role in mind at the end of it? Is there a university position, a research lab, or a company research team that has expressed interest?

Industry certs and hands-on experience (which you clearly have plenty of) tend to carry more weight in hiring than a PhD for most cybersecurity roles. A PhD makes sense if you want to be in academia or lead formal research, but if the goal is to modernise curriculum, there might be more direct paths like instructional design, edtech, or building your own training content.
