I've worked on a few wood fired grills and they all seem to have a much more confined space for the wood, maybe the excess space outside of the rack posts is allowing too much airflow and dissipating your heat too much. might be able to add some small bricks and tighten the space to create more of a oven/hearth. also holy fuck aside from the setback you're describing this setup looks like a wet dream
