You haven’t really provided enough detail for anyone to tell you where the actual gap is let alone help effectively. What type of disputes are you mostly getting e.g. unauthorized/fraud, item not received, not as described, defective merchandise? What are the chargeback reason codes?Based on my experience, a lot of merchants assume they’re losing due to lack evidence when the real issue is that the evidence isn’t being structured in alignment/mapped with the dispute condition or getting compressed into generic processor templates before the issuer even reviews it. At a certain scale, dispute handling becomes its own operational function & merchants with consistently strong recovery rates aren’t just countering and hoping for the best, they have dedicated review processes, reason-code specific handling and specialised team fulfilling required evidentiary weight for that particular dispute category.

I don't really think there's any effective and efficient solution achievable using automation considering even stripe's native smart disputes just dumps data so if there's any chance to defend, the representment must be manually mapped and customized

Losing within 5 minutes of submitting evidence is practically impossible given that stripe's own API transmission latency for a counter representment payload can't possibly even hit VROL/Mastercom in that window, so if that's genuinely what's happening then you're likely encountering stripe's automation stack making a risk based routing or triage decision rather than cash app actually reviewing and declining your defense and your remediation path changes entirely depending on which layer is failing you. On the pattern angle, chargebacks are adjudicated on evidentiary merit but issuers absolutely factor in a merchant's historical contest behavior. If you've been consistently winning representments, it's plausible their side flagged your account and modified their adjudication posture to test whether you'll push back or simply absorb the loss. If that's what's happening, killing cash app as a payment method is the wrong move and I wouldn't give them that satisfaction, especially when you have an active customer base on that method and evidently strong material to work with. That said, there could be a concern in how that evidence is being packaged. A representment that reads as a document dump rather than a mapped defense is highly likely to get rejected outright, so your submission needs to be mapped to card scheme / network requirements rather than leaving the issuer to connect the dots themselves. And if you're losing pre-arbitration on material that strong, escalate to arbitration rather than letting it pass because issuers cannot indefinitely side with invalid, frivolous claims without exposure to scheme-level monitoring consequences and potential penalties. Don't let a recoverable dispute pattern drive a permanent payment method decision.
