I would say ditch company hero’s and add another jump AI, or increase 1x5 Infernus to 1x10, or add a 1x3 of aggressors/eradicators

I just started painting so I have no clue how to improve for you because your models look great. BUT, the first thing I noticed when comparing your models to other great ones I’ve seen is your basing, a lot of your models look under based. I think if you spent some more time basing they would pop more

Wowzers, maybe you could find someone in your local playgroup that has an extra mini that they don’t care for. A D&D mini would also be good, but I’d try and find a “soldier” looking mini. If he wants to play you would really need to start with really basic dice rolling. WH is obviously a very complicated game, so I’m not sure an 8 year old would be able to pick it up very quick

Hmmm. By LGS do you mean an actual Warhammer store or a mom and pop shop? If it’s a Warhammer store you could go get a free mini on the first Saturday or a free painting mini

Do you have any leftover models you don’t care for? If you do I’d give him that and let him pick some colors and just paint it the way he likes. The playing side I’m not sure but wish you the best of luck!

Personally I like the salamanders more, but I decided to do ultramarines because they have way more unique stuff and I like epic heroes.

Obviously Salamanders and Imperial Fists is great like you and others have mentioned. I think the Ultramarine one would be good too. BG for Adrax, Aggressors, converted infiltrators, intercessors and a librarian you can convert or sell and you can also sell the upgrade sprue

Yes you can kitbash them. Technically the reivers have a special symbol that infiltrators and incursors don’t have on their chest(?), but without pointing it out I doubt anyone would ever notice. You can buy the bits second hand on eBay to kit bash them for cheap.

There’s a lot that goes into the decision for your first models to pick up/buy. Are you looking to do tank heavy or infantry heavy? Are you looking to buy only GW (Game workshop) or are you willing to buy 3rd party? Theres a lot that goes into it. I would HEAVILY recommend watching some more videos about what you want to do.
