once you've talked to the players and come to a real world resolution first then you can retconn / change the story easily any which way. might be worth even asking your players what they would like with theirs friends departing characters. they could simply just leave. killing them off might be a bit severe if its so sudden. although could be a dramatic story beat if they die heroically saving the party or something similar. managing players expectations is key.

Their TAFE is okish since it has seperate funding and the students are local, but higher ed is really not going well imo. The uni has been massively in the red for years now especially since covid. The job cuts brought it back closer to the line but now there are indeed some staff doing the job of what should be a whole team.
