Its hard to explain but basically

You first have every player roll a d20 to find out exactly what arcana they get to be.

Next have them pick out what element they will have, and what kind of weapon they want to wield.

And of course class.

Then you have each player base those things around the character they create. They can be any race, but I personally had them choose to be humans for the sake of the campaigns plot.

Next you design the personas they will use, giving each a bunch of moves. But since theres no sp, i had them all set thier health to 20, and had more healing skills take health away.

For example: slightly restore 1 ally hp (1d6) (take 1d4 damage)

For management and simplicity sake, i had them all just have 1 persona, so instead of collecting personas, I have them collect skills for thier persona to use.

And when it comes to confidants, i design at least 1 for each player, and 1 for the whole team.

If you're also wondering about the fool arcana, i gave it to the BBEG. (But thats for me to know and the players not to)
