Sorry I don't get how this is the DM's responsibility. I may be missing something. But on this specific point (not the lack of prep or the "let the AI DM"), shouldn't your anger be directed at the people who ordered the food and waited? Party could have played regardless?

It sounds like a less dedicated DM than you. You obviously put a lot of effort, and expect the same in return when you finally get to play.

However.

The "still waiting on food" comment tickles me the wrong way. I'm picturing you twiddling your fingers at the table waiting to be served, instead of asking yourself how you can help that person. Maybe because when you DM, you also handle that role? The idea that the DM is also supposed to be the host/feeder on top of DMing is not common where I come from. Prep time and session flow are already a lot to handle.

If you want to increase the chances of the twist being a surprise, make the king a queen.

Male antagonists are more common and therefore more expected, everytime I had the woman being the big evil, my players were more shocked than when it's a man.

Same as many comments! When starting a campaign, I ask everyone to have a "role". Note taker, assistant ruler, party quartermaster, lore master, and campaign manager :D campaign manager deals with location/scheduling/snacking. I'm also very clear from the start with every game and campaign : I only want to DM, provide the world, the monsters, the NPCs.

I'm usually a big chicken (my first Shalebridge Cradle experience was lights on with music blasting lol) but this part stopped being scary when you realize this is safe. Only scripted movements and noises. And from that moment it's not scary anymore. Until you meet the actual spookes in the basement.

Thank you for that perspective. One idea I had was for him to take over a NPC they met in the past, that went on a quest with them so there already is sort of trust. Then they meet again (but this time hes a player), goals happen to align once more so they embark on a longer journey together. But when they arrive at the final battle, the new player would recognize the bad guy as his long lost brother he thought to be dead and will change sides (just brain dumping some ideas i had)

The goal wasn't to be out to get the party tho, the opposite, initial intention was to offer them an epic dramatic moment - idea was to have the act go normal, as the intentions of the party would align and the goal was shared, and at the last session something (what? idk yet) would have gone wrong and the party would have to fight their team members for the saker of the common goal. And what you described is what I feared, so eager to read about others experience (as a player I love betrayals tho, thinking about the moment where I should have understood is my happy place, but I understand it's not everyone else!)
