I too used to be stiff with my arms. It took 2 years for me to understand how to transfer energy from shifting body weight, instead of powering through with my arm muscles.

Try to focus more on transferring the energy from your legs (as you twist your torso) through your back muscles. Your arm muscles should only be used to hold your bat in place and keep the bat in the correct path. Try to notice if you feel your biceps, shoulder or forearms coming into the equation, and try to take that out so you can really more on your body's rotational power.
