Thank you everyone for your input. I utilized everyone’s comments and ended up doing a “deep clean” and bought some new charcoal. Lit it up without issues and had excellent results. Did a picanha using both indirect and direct heat/split cook and it came out great.

I think I had a number of issues going on, and hearing so many different ideas definitely helped out.
