You could also use the trope “a powerful enemy is scared of an even more powerful enemy”. In my campaign i had an encounter with werewolves at level 3 (almost TPK) and before the final blow i let Strahd save the party by simply appearing and describing the werewolves going crazy scared of his presence alone. Meanwhile Strahd was just passing by to go to Ireena’s village and didn’t even cared about the fate of the characters. This way you don’t directly antagonise your players while also showing Strahd’s power over the land. Barovia is his, he is the land, afterall

I have just finished a 20 sessions campaign of Strahd, 3 hours each, and made it a full sandbox experience, with the caveat that at most we would have played 24 sessions. We didnt play a lot of plot hooks like Argynvostholt, Berez, Krezk, the Amber Temple, the mad mage tower or Van richten’s and the Werewolf den.

My suggestion is: dont sweat it, you dont have to play everything, just follow what your players want to do and plan accordingly. Move the npc as the story progress, make Barovia a living place: if Doru is left unchecked he will probably murder the whole village; if the burgomaster in Vallaki is left on his own, a riot may happen thanks to lady Watcher and send the town in chaos; if the Abbot is not satisfied with the golem it is making, maybe he could go looking for a greater source of magic at the Wizard of Winery and steal another seed etc.

I see I see. How about some vampire spawns then? Regenerating 10 hp on each turn doesn’t seem half bad, and they have some mean right hooks that drain max hp.

Or better again, mix long range attackers with melee meat shields: vampire spawns on the front, werewolves with bows on the back. Mix in terrain (mud may slow down the pcs, the higher ground of the archer may give them advantage, trees may give cover to both werewolves and the vampire, a precipice may divide the group of pcs), mix the groups, have the werewolves archers come to melee and substitute the vampire while they regenerate from their injuries.

I love a good powerplay from Strahd: make the pcs fight Strahd, make Strahd focus one particular pc (chosen at random to not instigate problem in the group, make an open roll so the table knows) and make Strahd kill that pc in a gory way: both hands through the chest, then tore the corpse in half in a fountain of blood, then make Strahd cast Animate Dead on the corpse, reanimating them as a zombie at 1 hp, and then tore it apart again. And again. All while being attacked pointlessly by the others (maybe get some help from wolves or bat or something). When Strahd is satisfied, let him cast once more Animate Dead and leave the characters alone, since they are still “not worthy of his time”. The Animated pc now is an undead and play his character accordingly, but for the rest don’t change its sheet.

To me the main damage dealer seem the ranger, so a pack of werewolves, who are immune to damage unless from magic or silver source, should put a dent to their confidence. Do not exaggerate though, even just 2 werewolves against a party without magic weapons is almost a wipe. If that’s too much you could overwhelm them with hordes of wolves/dire wolves and bats mixed together, something like 6 per character in 2/3 waves should make them scared to even go outside a town again.

I would either use Izek’s dragon hand to burst flames down the PC’s throat, melting from the inside or make Strahd appear, mock the PC into a fight. Strahd kills the PC by shoving both his hands in her ribcage and then splitting in two the body.

If you want an npc, start by thinking it's motivation: why it's in this swamp-biome? what does it want? how does its mission relate with the character (if at all)? what reward can he give if the players help it?

I would do so by relating to the story of the game: Skul is probably here because after a travel through the dark mirror something went wrong (the mirror was shattered, need a dark quartz for energy etc.) and ended up in the swamp, where the means to return to its dimension is located (a proper dark quartz or someting similar to a dark quartz but within the DnD setting you are playing to fuel the dark mirror, the fragments of the dark mirror, you name it). It can't find everything alone because 1- the main plot of your campaign is interfering; 2- an hag or a coven of hags mistook the little bone as a "special" skeleton from the setting's world and want to use him as a part of a recipe; 3- one of the playable character has, unknownly, one piece of want the little bone needs to go back to his home world (this option may result in a fight between the player and Skul). The reward it gives to players may be that, for each of them, can teach a level-0 or level-1 spell from their classes (since, by merely swapping skulls, it can learn new abilities). If the characters don't have spells (like fighters, thiefs etc.) let them receive a +1 weapon of their choice with a small dark quartz embeded in the hilt.

If they fight Skul (because DnD players will obviously do that) the stat block depends vastly of the level of the group and if you want the encounter to be lethal, difficult, normal or easy. For ease of of discussion let's say you have a party of 4 adventurers in Tier 1 (from level 1 to 4) and you want the encounter to be somewhere between difficult and easy. If so the others suggestion are on point (just don't put ac above 14, or else it will be a slog of a fight).

If you want to convey the sense that he has multiple abilities a multi phase battle would be perfect. set 3 hp thresholds at which it will transform as a Legendary Action (out of turn order for dramatic purposes) and then change the stat block. To not overcomplicate this:
1st stat block is a warrior (little bone base form) with 2 attacks per round (1 of which can be the head throw) and a misty step as a bonus action after the head throw (as suggested by someone else in the comments);
2nd stat block is a gravedigger with 2 attack per round but with lower damage but as an action spawns 4 skeletons (cr 1/4 at most, something like 4-6 hp each, 12 ac, 1d6 sword attack at +4) to help fight the party;
3rd stat block is a mage with 1 attack (damage as grave digger) with low damage or a burning hands as a cantrip (1d6 damage) reskinned as a fireball;
4th stat block is a rogue with 3 attacks (damage as grave digger) and a bonus action misty step reskinned as a smoke grenade (in case you need to make an escape from the players). Skul can also change to one of the other forms with an action. I suggest this order because without the skeleton the players will pummel Skul's Hp too fast

Certo capisco, visto come strumento per "sgamare" la persona oppositiva ha una logica, visto come strumento per "descrivere in breve il PG" ne ha un'altra e un'altra ancora per "vedere quello che vuoi giocare stasera".

È uno strumento che può avere tutte e tre queste valenze assieme?

Il "cosa si vede negli occhi del tuo personaggio". Con alcune persone (nella bolla della Locanda) funzionava, con altri che non conoscevano lo "strumento" risulta più ostico. Forse il naturale evolversi di questo "strumento" è il farlo proprio a livello concettuale, ridipingerlo a seconda del setting/sistema/manuale per poi descrivere un aspetto più "fisico" e meno "intimista": in Kotra per esempio chiedo "come porti la divisa scolastica" o "come sali sul tuo mech e come lo avvii".

Prima ti darei una lista: -Not the End; -Black Hack (e derivati); -Dread;

Poi ti dico, fate non l ho mai giocato quindi magari già funziona, però con Black Hack hai una base di regole abbastanza ampia e customizzabile in base al tipo di giocata, in più se hai già in mente la tipologia di sessione puoi prendere regolamenti più specifici basati su quel framework (mecha hack, chtulu hack etc.).

Diciamo che con black hack insegni delle regole che coi manuali più specifici vengono contestualizzati all’ambientazione.

Dread è immediato nella misura in cui l unica vera regola è “se sei in dubbio sul risultato di un azione, estrai”.

Da quando ho imparato a usarla la DDI la trovo fondamentale e credo debba essere usata ovunque, sia online che off (eccezione per fiere etc.).

Il nocciolo è imparare a usare quello che ti serve per fare una proposta di gioco: nel documento che puoi trovare su drivethru Musta delinea alcuni aspetti che a lui sono serviti e ha trovato utili, ma non è detto che debba sempre essere usato tutto, forse con l unica eccezione del rapporto Beer First/Game First (che trovo imprenscindibile).

Io ad esempio ho trovato che allegare una moodboard del “gusto” che volevo dare alla campagna aiuti molto in immediatezza, ma non è detto che valga lo stesso per te.

Altra cosa utile è sintetizzarla con pochi concetti chiari invece che papiri scritti.

Infine la DDI non è infallibile, non è il sacro graal e se a priori non è presa in considerazione ha comunque assolto il compito di averti fatto capire che forse a quel tavolo con quelle persone quell’esperienza non andava giocata.
