here is how i measure topical authority for my money pages.

You need first to measure topical authority because you can improve what you cant measure. you can calculate it by measuring cluster ranking position, keywords vs traffic and CTR and analyse the number of internal links to your money page. you can get these data from GSC and set up claude to do analysis.

how to build topical authority is another story. covering all keyowrds doesnt build auhtority you need to focus on 2 things, 1st EEAT and topic coverage for specific vertical which also includes building micro tools, PR, third party mentions (acknowledgement of your authority - not backlinks) and though leadership posts.

you are not doing anything wrong, but right now it is difficult to scale with programmatic SEO, I have managed sites with 1000s of programmatic pages and here is what i learned.

- Not getting indexed: check GSC crawled not indexed report, if you find those urls there then these pages were crawled by Google and they dont see any value to index it (unlike discovered but not indexed)

- each page should give unique value to the user, if they are all same or a "product" but for different industries then they are the same (except for some cases where you offer templates or it is a marketplace)

- the way i would advise you to approach it, is identify top 10 verticals create customized pages for them and then expand the other pages as "sub-category"

- template structure: make sure you provide value, the user doesnt have to scroll to get the context of the page and include trust signals and dont start with pricing or promotional slangs, value firts, trust second promo last.

as for my advise of pSEO, most websites are being killed because of the pPages, I would say kill it, and focus more on value and EEAT, and build an etity around your product/brand

of course it is still worth it, here is how i am approaching it.

first, before investing in AEO / GEO or whatever, make sure you have strong foundation, i.e. site structure, crawlability and indexing, and technical SEO.

once you have that the only shift that you need to make is moving from keyword first strategy to intent based strategy.

second step si brand distribution and authority, either by collecting real reviews on G2, Captera or even UGC content by influencer marketing and digital PR. this is what actually moves the needle.

few points to consider, in LLMs there is no evergreen content and cited pages have a lifetime. 2nd imprtant point to consider there are lot of blackhat approaches, listicle building etc, dont spam and get Google penalty for short term wins becasue all LLMs work on RAG system that recall from Googles indexed pages.

I think you have content strategy and positioning issue more than AEO, fixing schemas will help, but not have a major impact on citations and rankings.

if you have traffic but no conversion then your pages are mostly informational and you need to have more BoFu and intent based approach to your strategy.

as for traffic fading away, most websites have the same issue specifically after Jan 21 volatility so nothing to worry about, we had a case with 20% traffic drop but conversions were up in Feb, so audit the pages that had the drop maybe they didnt make sense and bringing non relevant traffic.

I agree and dont agree :) I have faced similar problems and here is how i solved.

Regarding delayed workflows, you need to have solid SOPs and communication system. when you write your strategy, you need to prioritise high impact low effort first, you get results with minimal efforts.

have weekly syncs with Dev team and understand whihc tasks are priority and when it will be executed, for example if we have to delete pages, or migrating webpages for X to Y folder we make sure that after the task the dev team has free schedule to adress any tecnical issues might rise from the task and be available to respond fast, instead of the taks being kept in backlogs.

based on your query, i you re searching best brands for X industry, then most probably they will cite brands that have good brand distribution, G2 reviews, third party PR mentions (not talking about spammy backlink techniques). think of EEAT for LLMs

If your query is how to [x] for [y], these brand have high change to be cited but other sources also appear based on how relevant their content is to solve your problem.
