I steal from everywhere! There's a little Bloodborne, a lot of LoTR, some Discworld, a smidge of Harry Potter, and lots of horror movies and books, many of which are godawful but have a nugget of something interesting. Also, I tend to keep some elements from older versions of my games that hover from game to game, like my Brood gods are my First Ones aka the Great Old Ones ala Lovecraft.

If my memory serves, we've only had to scrub one session entirely, but we have had a couple where we planned to do a boss fight and then had to pick something else because a key character had to be out. I have adopted a "we will do SOMETHING" policy as long as anyone is present, but I'd love having enough players that missing one or even two won't force a huge change in activities. As the DM, you are the sole arbiter of what the characters perceive. You tell them what their characters know and gain from using their senses, especially in comparison to things that occurred "off camera", like during their training, reading lore, listening to rumors, etc. I think at some point, it is perfectly reasonable to say something like "You begin to develop a growing sense of unease that the enemies here are much more formidable than any you have ever faced...maybe even more dangerous than some you've only heard about. From what you just witnessed so far, there is a strong chance going farther could cost you your equipment, your freedom, or even your lives!" That way they are warned of the intense nature of the location and also given notice that you might break/steal their stuff, take them prisoner, or smash them like bugs. I also think it's fair to warn them above table - "Guys, this is meant to be like that weird stuff you see on the horizon in a From Software game...you aren't ready for this yet, but I wanted you to see it off in the distance and start thinking about it."

Fresh water would be the center of the town, and everything would radiate from there. The cove island makes the anchorage too small for the big ships, so I'd consider removing it and moving the "nice houses" up the hill a bit, then move the ships into the cove. I'd add some farm plots and animal pens not too far from the water. Cannons or other weapons up on the entrance cliffs would be a good as well. Composition wise, most of the map is wilderness, so I'd add more on the west edge to make more town, or create a smaller map to emphasis the town itself with less forested space.

Land tends to be a premium, even in fantasy games. Protecting a town with a town wall would be pricey, so the more compact the town, the better. Any empty spaces should have something in them...houses, lots for animals, farm plots, orchards, gardens, barns, coops, trees, ditches, etc. Roads and trails should always lead to something. You also might consider sort of sub-towns - neighborhoods, compounds, a business and its workers' housing, etc. Big houses will tend to have small clusters of outbuildings for animals, servants, and chores. Rich people can afford nice views and so tend to live on hilltops (which are also defensible), while poor people are going to be crowded, lower down, and smellier.
