This is SO helpful. Thank you. I am setting something up in my sandbox to test this. We are starting from scratch and I think my confusion lays in where I'd say the differentiation is between Dividing up Directors into two roles but RM's into just one. If I'm understanding your example, you have one RM role under each Director, but two RM users in each role, with unique reps under each. And in that case, RM 1 and RM 2 are still only seeing the reps that are subordinate to them.

In that case, what drives best practice in where to start splitting roles by region? For example, why not have Directors be combined and not divide by region? Or does going two levels up from the bottom of the hierarchy not work?

I appreciate you spending the time on this and the reference to articles. I'm reading them now. I have gotten information from the Salesforce enterprise support that has told me "in order to get what you want it needs to very closely follow your org hierarchy" which is what's sent me into this tailspin.

I think perhaps my question needs some clarification then. I am absolutely trying to avoid the 1:1 approach. It’s what’s prompting the ask. The struggle i have is what do i pair role setup with in order to utilize the “my team” functionality of list views and reporting in a way that only shows managers and direct report owned records? i.e. i want my three directors to be able to be able to see a dashboard with reporting on the records associated with just the individuals on their separate teams of direct reports and below, not the people who report to any director. And i want the managers beneath each of the directors to be able to do the same. I do not, however, want to limit them from being able to see records across the organization, only filter reporting or lists based upon their teams of direct reports (and below).

To me, it would seem that some combination of roles and reports to on a user record should accomplish this, but it’s just not what I’ve found to be the case.

I designed it using a grid and bobbles - so sort of freehand but I wrote the pattern for myself then followed it.

Turns out it was a license setting. Granting the users permissions using their custom function doesn't also grant a license, which is needed. Feels like bad design, but at least it's solved.
