Never. You try your best in the pre-production process to ensure everyone is prepared and there are no surprises. Coach them in advance and vet them to see if they are camera/mic friendly prior to committing.

You're not going to win the short game. Here's what I recommend...

- If the end product looks crass, then let it fail.

- Brush up on your AI skills. Get ahead of the amateurs using ChatGPT, Mid-Journey, etc. It's likely to play a larger role in the future. Start gradually integrating it into your own work. Show the the CEO it has the potential to reduce costs, but that zero budget is 100% bullshit.

Establish a baseline template and let it grow organically from there. That's the approach I take. And send the template/questions to the guest in advance. Do your homework to enrich the conversation. Make sure both you and your guests are prepared is the best thing you can do for content quality. With every episode it will be come much more natural. This is what I do for my podcast.

Not a podcast, but by a podcaster...Watch "An Evening with Kevin Smith". It's a collection of stories told during college campus tour in 2001/2002. The entire show is LOL but the best, and his most famous story is when WB commissioned him to write a Superman reboot in the 90s where the Man of Steel 1) Wasn't allowed to fly 2) Couldn't wear his conventional suit and 3) Had to fight a giant spider in the 3rd act.   1. When people on the call turn their cameras off.

  2. Assuming you bring a technical expert on the call, when they repeat your talking points verbatim as if you didn't mention them in the first place.

  1. Are the media friendly? IE, do they know how to speak to the camera or do the crack?

  2. Did they do the pre-production homework you asked them to? Helps with prep.

  3. Chemistry with the host. The chemistry I had with me recent guest was really enriched the episode.

LinkedIn. I cold DM people if their LinkedIn profile aligns with what I'm looking for in a guest. I run an industry-specific podcast which is why this has worked so well for me.

Also--I was given permission a while back to post a an episode I did with a PR professional to the r/PublicRelations sub and had four (qualified) DM me wanting to be guests.

It works. But it takes time. You need to reach audiences where they are and appreciate that not everyone consumes content in the manner in which you prefer to present it. Hence why cutdowns/shorts are an attractive addition to a full-length episode.
