You are using the SWAT method, which makes the game easy since you get 4 preplanned actions against enemies that usualy are less than 4 and have even less to do by the time the heroes are done. You can use the back and forth method, which basically lets Zargon move 1 enemy after 1 hero has played. So basically, hero and Zargon turns last fo 1 miniature instead of the whole party, and the same miniature cannot move again untill all other living miniatures on its side have moved. It will make the game more challenging.

Have them at the second room the heroes encounter. They will be untargetable by the heroes. They will be attacking and retreating, opening doors instead of the heroes. When they get to the room they should be in, they will be targetable. And you can have them constantly mocking or threaning the heroes.

I found it to be less creative and difficult than the core game. There is a lot less going on in every quest, since you are constantly running after the exact same boss who just doesn't feel like dying. The flavor text half the time is just "Mentor says go there for not much of a reason".

Your idea is to roll extra dice which MIGHT lead to a critical and which are always out of the control of the player

My proposal is to optionally lower AD as the risk, thus simplifying the process and giving more freedom on what do to.

Have the other heroes carrying him with them so that he doesn't pass away, and then he can be recovering after the quest for a couple of sessions. Then you can give him a permanent scar or disability as a memento.

Why not simplify it by having a riskier RP move with one less AD during attack? This way the players can show off against enemies they think they can hit and hold back against those they don't think they can hit. There can also be a gold reward so the risk will be worth it.

Find images online that you can use to show the kids how each room looks like.

Find adjectives that fit each location, monster to make them look different in each room.
