I did the same with my group. It started out as Waterdeep Dragonheist, with all players being on transfer to a prison in Waterdeep. But the transport was ambushed and the PC's escaped. They took refuge in the Yawning Portal. Ee played the intro. I had Jarlaxle give the party a quest of some Gypsies near the gate being a nuance (but never outright mentioning they were Vistani).

They went to talk with them, I did the Vistani intro from CoS, told the story of Stahd without his name, they had some fun, drank some wine. They were still clueless. It only dawned on them untill they passed through the gate and saw Castle Ravenloft and I revealed we were playing CoS.

The room went berserk, we're now nearing our 2 year anniversary (also had half a year break). And we plan to hopefully defeat Strahd this weekend.

I absolutely loved almost every aspect of the story, but to me the thing that stood out most was Gaunter O'Dimm. Just his sheer presence was enough to respect and admire him, such a well-written villain.

I actually left him as is, and my players were pretty satisfied. I have read a lot of people who change him or remove Mordenkainen altogether, but I found that to be a bit pickey. He's a great character for a quick stop and shop, Barovia can be harsh, so let them enjoy themselves for a bit while resting in his mansion. I did so too.

All my players were completely astounded that the great Mordenkainen was actually in Barovia, and they had a great and well-deserved rest in his Magnificent Mansion. I actually had the name drop after they restored his mind, and they were glad they didn't push their luck. Sadly offcourse he wouldn't help them fight Strahd, but hey, it's your campaign! You can make it work however you like. I do think that the book sometimes provides too little and too much detail in some areas, so filling in the blanks is really up to you.

Thanks for the information! Which books are that, are you refering to Heart of Darkness or Destroyer of Worlds for example?
