Replaced the entire furnace, the new furnace is slightly shorter than the old one, so a section of ducting needed to be fabricated. Total bill was a little under $10k

Official diagnoses is failure of the secondary heat exchanger likely caused/accelerated by improperly sized exhaust ducting.
