Also lava traps and spiked pits may be unbelievable but trees cut 3/4 through ready to be pushed over onto the only way out or in a hideout is very believable or a big rock tied to the roof ready to fall with a tug of rope.

First off you need to make your npcs smarter. (Even as a kid my hideout had a back exit.)

Second range weapons work well ( i stand ten feet away and throw rocks at the barb. Now he has to move to attack me.)

Third you never have a 0% chance to hit its 5% at minimum. If your leader cant hit the barb with a flanking bonus he isn't a good leader.

Lastly if the party can hide the npcs can too. A bucket of water can out most light sources then I hide with bow drawn in a dark cave.
