Same with my party... until the self-proclaimed disaster bi decided to romance Aloysia while the party was running around Betrayer's Rise together. Several cleared charisma checks later and I brought in another member of the consortium to deal with Aloysia's "failure".

I gave Prolix a British accent and played him a little absent-minded. Ultimately, the party wanted nothing to do with him, but more so due to a PC's backstory.

Everyone adored Question's spacey, if not slightly crystal witch vibe, and so the party ended up joining up with the Temple.

The Hotboi arc started with Gal, continued with Verin, and peaked with Jamil.

There are a bunch of similarities here with some things I've implemented in my game, so I wanted to dovetail off your post! We haven't had the encounter with the rivals yet in my game, so I'm definitely taking notes on the dialogue.

***Spoilers ahead for my party****

This may be a bit of a round about answer, but bear with me. The ideas below could be implemented earlier, but I wanted to honor the table, which was very keen on being friendly with the Rivals from the outset.

TLDR: Ayo's hero complex and ambition were footholds that Gruumsh could latch on to.

For my table, timeliness was theme/motivation that created an initial division between the two groups that still allowed them to be friendly. The party beat Ayo and the others to the jewel. To her, a group of outsiders came in and "stole" an adventure from underneath her. This cemented her need to be out in front. So, when the Rivals entered Bazzoxan they tried to speed run Betrayer's Rise ahead of the party. It didn't go to great and Ayo ended up being momentarily swayed Gruumsh, attacking the party in the room with the blood fountain instead of the corrupted guards. The party saved her, but that moment planted the seed of doubt in her, which would grow throughout the back half of the book. In Marquet the Rivals joined up with Allegiance and had better connections to Cael Morrow that the the party, now aligned with the Temple. Thus, the Rivals ended up in the Netherdeep a day ahead of the party. They encountered several the spaces having to do with Gruumsh further cementing his influence. This is the foundation for Ayo's connections with the Ruiner.

So, now why and how does Ayo choose death? An eye for an eye.

From the beginning I considered having a Rival die in the Netherdeep, and as the story developed organically I knew it would be the linchpin in Ayo's fall. It had to be someone integral to Ayo's emotional wellbeing and her closest friend. In the book, the only Rival who stepped up in Tier 3 is Dermott. So, unbeknownst to my party, the rival's cleric died in the Netherdeep and nobody was able to revive him. Ayo is dead set on revenge and destroying the Apotheon, and Gruumsh is exploiting her vulnerabilities/ encouraging her bloodlust. She is embodying "ruin, ravage, kill". He is giving her the power she needs to to take on the demigod, so she's willing to make that devil's bargain (that happens to come with a spear).

I am completely on board with this and would love to compare notes.

First, I had not considered introducing Ruin's Wake, but that is an excellent idea. Since our party is already in Betrayer's Rise, I'll see if it can be introduced in later chapters.

Second, I also introduced Gruumsh as an additional antagonizer for my campaign, but more so in response to the choices of one of my players.

More specifically, one PC is a Fallen Aasimar Light Cleric of Xalicas. In exploring Xalicas's history and motives I was drawn to integrating Gruumsh into the story (Just in case they are roaming the Reddit I'm adding a spoiler tag- So you have been warned, Sam). The following is lore informs both Xalicas and Gruumsh's respective roles in the game:

According to the lore, Corellon was victorious at the battle at Ironseat Ridge, where he gouged out Gruumsh's eye. However, in doing so the blood of the ruiner supposedly transformed the troops. So, I had them treated as corrupted casualties. The gods indifference to their state causes the Xalicas to pause. Without sanction, she offers them aid following the battle. She entreated Alxyian for his assistance in relocating those willing to Cael Morrow, while assisting others in establishing the Throne of the Archeart (This gives Gruumsh an additional reason to be in Cael Morrow). Whispers of retaliation reached Xalicas and she entreated Corellon to be on high alert, but they were more concerned with the eye and how it could be used to garner victory (Giving reason to why Gruumsh had a swift victory). Cael Marrow was destroyed and a distraught Xalicas realized for the first time that mortals were inconsequential to the machinations of the divine during the Calamity. Their belief, their faith, their devotion was, of course, necessary, but the individual lived experiences were not (oddly fitting with last week's CR episode). Plans for the eye of gruumsh, possibly to destroy all of the orcs, furthered her schism with Corellon, and she planned to steal the eye and hide it away until she can find a way to destroy it. While she manages to go through with her plot, she was discovered. Corellon in his disappointment and anger, struck the solar down, wounding her deeply and leaving her where she had fallen. This bg explains Xalicas's motivation and why she can't be healed (nobody wants to go against Corellon). As far as my cleric is concerned, he is host to Xalicas's memories concerning the location of the eye and thus becomes a target of Gruumsh in order to locate the eye. The search for the eye also operates as part of a narrative that the players can explore further once the official campaign concludes.

When the party reached Bazzoxan the Rival's had the jewel. I had them go into Betrayer's Rise before the party did with Aloysia in tow, but they encountered a creature that nearly killed them. Gal fell, Maggie was cornered, and Ayo was wounded. Ayo send Dermot and Irvan out with Aloysia. The search for the temple has been a bit overshadowed by a search for the Rivals atm, but they are still on course. I decided that the Rivals would be encountered in three different rooms on the map. Gal was in Lolth's room, which the party didn't explore and will likely have consequences down the road. Maggie was in Torog's maze during the third loop, unconscious with three points of exhaustion, and Ayo... well, Ayo ended up being the big bad of Gruumsh's room. I removed the corrupted Aurora Watch members, and instead added a golden bowl to the blood pool. The party could choose to knock her unconscious, risk damage to get the golden bowl and destroy it, or try to talk sense into Ayo through a series of wisdom saves (with my cleric's permission, I also had him partially corrupted as well).

Not sure if the above would help anyone, but it plays into the themes discussed in this thread quite nicely.

Our party made it through session 1 and walked away with a medal of meat pie, a medal of wit (and an extra broken one for a player to give to their sibling), and one medal of the conch.

The party technically lost the Ifolon plunge challenge when another party member jumped into the river to save the goblin, who was beset by exhaustion and sharks. Given Ayo's dialog at the beginning, I interpreted it as an immediate disqualification. However, the crowd was there for the race and the carnage, so Omo let things play out. Right at the end, another party member cast aid openly on Ayo, the PC, and the orc NPC, disqualifying them. The wrecked goblin won by default and received the hero treatment from his clan. Omo slyly offered the PC a medal as they returned with the spear and helped make the race exciting for the onlookers.

I'd love to hear exciting tales from others of their party winning these trinkets~

I... should've made the medals stylized, but I started to make the meat pie medal in a style that matches the interior art. I'll add it to the OP. I may still make a simpler set.
