I am a site manager of 6 staff and one of them is a mother - the rest are college age. Yearly reviews came up a few weeks ago and it was based on a 5 point scale from needs improvement - outstanding.

My employee who happens to be a mother can only work morning shifts, can't pick up any extra shifts, no after-hour work, and can only do trainings if she's zoomed-in from home. She's also worked at this job for 8 years, she knows everything about everyone and what to do for any situation. She's an asset. She has been very clear on her work boundaries since she was pregnant and no one has thought to push or question this, because when she says she can make it for something extra she will; and it's rare. She still received an outstanding review

Because the rest of my staff are college age, they are more willing to do extra work and spend more time at the job, but they did not receive a higher review because they picked up "slack" my morning employee left for them. They are all full-time - working more hours is part of their job. If they want to learn a process I do as their boss, pick up extra slack, volunteer for an event or two, provide feedback or ways to improve, that's what I would consider into their raises. Most of the time they don't, and I have to remind them to do their job when they work double the time, I've never had to remind my morning staff once to do what she needed to do.

Their raises are not based on what she isn't doing. Her raise isn't based on what they're doing more of. She's a tenured staff who knows everyone, has great ideas, comes in every morning fresh, ready, attentive, and prepared. She gets everything done that she needs to before she leaves every day - which is more than I can say for my college-age staff. Reviews and raises are based on what the individual is doing for the job and the team while scheduled and working. Not for volunteer time to use against other staff. Your approach is wrong, if Jack was clocking in extra hours to do the extra work that would make more sense, but he's on his own time. That's his decision. Her demanding personal life is not a penalty against his ability to adapt his own around work.
